Current qualification status — 2026-10-13

The real Qwen3 PPO acceptance is not complete. The fixed-rollout harness is implemented: actual vLLM TP2 capture, immutable rollout/targets, independent HF PPO scoring and AdamW controls, both engines × FP32/BF16 × TP1/TP2 for Actor and Critic, same-precision TP comparisons, both four-GPU topologies, and the original tiny-GPT regression. The numerical rule is committed before candidate execution: 4 × independent control error + metric floor; same-precision TP checks use independent same-precision repeat controls. Candidate evidence includes actual FP32 gradient buffers, clipping norms, per-parameter updates, replica consistency, optimizer-state dtype and padding checks. The two-round runner includes stale-version, incorrect installed-shard, missing/duplicate rank acknowledgment and warm-cache rejection probes. These GPU paths still require execution.

  • Completed historical reference: job 1106655, clean source 51441596, real HF FP32/BF16 teacher-forced Qwen3 calibration. This is not sampler/PPO evidence.
  • Startup failure repaired; retry pending: job 1107544 exited after four seconds because the isolated vLLM environment has no pip, before rollout capture. Commit 17d19247 collects its dependency versions through standard-library importlib.metadata, verified in that exact pip-less environment. Four-B200 retry 1107835 is queued from clean source 17d19247. Original failed evidence is retained. The resulting controls and bounds must still be verified and committed before formal candidate submission.
  • Implementation validation: changed-file pre-commit passed. At latest repair commit 17d19247, lint, unit tests and docs all actually ran and passed. GPU qualification remains incomplete.

GPU submissions use only partition overflow, name test, 512 GB host memory and a 24-hour limit. Pending jobs are retained. Failed reference attempt 1105543 and its partial artifacts are retained; its final-report serialization failure was fixed in 5144159. Full raw fixed-rollout evidence and final GPU conclusions are not yet published because the new experiment has not completed.

Scope remains DP=1, ZeRO=0, BF16/FP32. No production throughput, reward-model quality or PPO convergence claim is made. The historical random-GPT evidence below does not qualify the real Qwen3 matrix. See examples/post_training/tp_ppo/QWEN3_ACCEPTANCE.md and the separate qualify_reference.sbatch / qualify_candidate.sbatch stage boundary.

Historical implementation and evidence

Closes #44

Summary

Enable rollout token transfer, TP-aware Reward/Critic scoring, and a complete synchronous PPO loop with independent Actor and Critic TP groups.

  • Add explicit tensor transport for dynamic batches, masks, positions, sample order, and model versions.
  • Distinguish replicated outputs from additive local head contributions. Reward pools before reducing only [B]; Critic preserves autograd without multiplying gradients by TP size.
  • Implement masked GAE, termination-aware bootstrap, KL reward shaping, clipped policy/value losses, and TP-aware gradient clipping.
  • Coordinate rollout, scoring, training, Actor weight installation, and version acknowledgment. Add real Megatron Core, DeepSpeed, and vLLM validation harnesses.

Validation

  • CPU/Gloo tests cover TP=1/2/4, nonzero leaders, unequal Actor/Critic TP sizes, padding, numerical targets, gradients, and optimizer updates.
  • Selected regression coverage passed 104 tests across the main run and targeted rerun; one optional generic GPU test was skipped. Real NCCL integration jobs ran separately.
  • Cluster job 1095862 (test, overflow) passed on four dedicated B200 GPUs: Actor TP=2, Critic TP=1, vLLM TP=1. Both Megatron and DeepSpeed completed two PPO rounds; their final Actor/Critic parameters matched exactly. Maximum behavior-logprob error was 4.77e-7.
  • vLLM verified all 29 installed tensors and acknowledged versions 0/1/2. First requests after weight updates had zero cached tokens; same-version replay reused 16 tokens per request. Reward/reference remained frozen and PPO targets stayed unchanged.

Scope and limitations

Framework checks use small random GPT models. DeepSpeed validation covers FP32, ZeRO-0, DP=1, and gradient accumulation=1.

Production-model throughput, mixed precision, CUDA graphs, vLLM TP>1, multi-node execution, and concurrent serving during updates remain unvalidated. The GPT checkpoint converter and local weight transport are validation-specific.

Summary by CodeRabbit

  • New Features
    • Added distributed PPO support across tensor-parallel actor, critic, and rollout workers, with Megatron and DeepSpeed training integrations and optional vLLM rollouts.
    • Added Qwen3 checkpoint loading and shard verification, BF16 training with FP32 master weights, and tensor-parallel gradient clipping.
    • Added a runnable tensor-parallel PPO example and tools for fixed-reference comparison and candidate qualification. Formal Qwen3 PPO GPU acceptance remains unclaimed.
  • Documentation
    • Added guides for tensor-parallel rewards and critics, PPO usage, validation workflows, and Qwen3 acceptance criteria.
  • Tests
    • Expanded automated and distributed coverage for PPO training, checkpoint handling, rollout integration, BF16 behavior, and tensor-parallel validation.

Merge Risk: 🔵 Low · up to c36c9

The PPO training worker can hang or fail if an update callback is registered on only some ranks in a tensor-parallel group. Requiring the callback on every rank, or synchronizing all ranks regardless, would remove this hazard. The remaining changes are largely qualification tooling with clearly stated limits.

Security architecture risk: 🔵 Low · up to c36c9

The new update flow stops after detected failures rather than continuing with partially updated state. No externally reachable attack path was established in the inspected workflows. Risk remains bounded by trusted local execution, but recovery is caller-managed and required hardware qualification is unfinished.

Retained concerns
No architecture-level concerns identified.

Security review details

Security Blast Radius

  • inferred — The demonstrated authority-bearing path is local qualification execution: the controlling process can replace actor weights across the selected sampler ranks, while trainer roles mutate their own optimizer state. Compromise of that controller or its writable weight files could affect generated rollouts and subsequent training within the job. The inspected relationships do not establish a public network, cross-tenant or privileged deployment path; actual process and filesystem permissions remain unknown.

Trust Boundaries and Controls

  • observed — The local client sends a weight filename and version to the sampler subprocess. Qwen3 workers reject nonconsecutive versions and mismatched packet versions, verify installed rank-local tensors, and return rank/version acknowledgments. The sidecar checks acknowledgment completeness and resets prefix cache before acknowledging installation. The reported installed digest is not compared with an independently supplied expected digest, so these controls still rely on trust in the local weight-file producer.
  • observed — The coordinator rejects parameter aliasing between actor and reference models and between critic and reward models, then freezes the reference and reward parameters. This establishes separate mutable-training and frozen-scoring ownership inside the coordinated flow.

Resilience and Maintainability Implications

  • observed — Qwen3 installation mutates parameters before complete shard verification, so a failed load can leave partial weights without advancing the worker version. The inspected sidecar contains this state by emitting an error and re-raising rather than accepting another request. Combined with the coordinator's poisoned-instance contract, this supports failure containment, but not rollback or recoverable in-place retry.

Hardening Proposals

  • proposed — Before reusing the installation channel outside trusted qualification jobs, bind each request to immutable weight content or an independently supplied expected digest, use private output directories, and make teardown and checkpoint-based reconstruction explicit across trainer versions and sampler cache state. This is a hardening proposal, not a verified vulnerability.

The vLLM README table reports a hidden size that the README does not state.

The vllm/*-summary.json files use hidden_size 128, but the README describes only a hidden size of 32 (Line 20). The vLLM runs use a larger model than the shared-group runs. Add a line that states hidden size 128 for the vLLM section so readers do not assume the 32-wide model.

Addressed the remaining review notes in 2e2bf6f9:

  1. Different test counts (review): the experiment README now explains that 111 passed/no skips is the post-rebase selection, whereas 104 passed/one skip describes the earlier selection and targeted rerun. Both historical counts are unchanged.
  2. vLLM model size (same review): the vLLM section now explicitly states hidden size 128 (4 heads, FFN 256, vocabulary 32), separating it from the shared-group hidden-size-32 configuration.
  3. Out-of-scope timeout warning (pre-merge notes): reverted the shared-memory manifest test timeout to its original 10 seconds. That file now has no diff from the PR base; the existing tests pass with the original timeout.
  4. Docstring coverage warning (same notes): added meaningful contracts for rollout/batch validation and selection, transport fields, masked PPO losses, training/gradient buffers, process-group validation, FP32-master lifecycle, and checkpoint conversion. The blanket 80% function-coverage threshold is not claimed as met. I kept this change focused rather than adding boilerplate to private/nested harness helpers and existing bridge functions purely to raise the aggregate metric; this advisory remains for reviewer judgment.

The four inline findings have individual replies with their fixes and evidence.

Validation: 80 passed, 2 optional GPU tests skipped across the PPO/BF16/checkpoint/vLLM-install/TP-scalar/weight-bridge suites; layout checks 32 passed, 1 optional GPU smoke test skipped; pre-commit hooks passed. The new empty-error and TP=2 export regressions fail on the original code and pass with this fix. A local tiny-Qwen3 loading smoke check used the exact Transformers 5.13.1 release. Local MyPy reports the same 24 diagnostics in 8 files on both the original PR head and this change (byte-identical output with the local dependency versions); there are no new diagnostics. Pretrained GPU acceptance remains incomplete.

GitHub validation for 2e2bf6f9: CI-Pipeline completed successfully (linting, docs and unit-tests all passed). CodeRabbit reports review rate limiting for this update, so this is not a claim of a new bot approval.
