Summary

  • add Pianola programs, portfolio dashboards, founder asks and briefs, supervised orchestration, and failed-task restart/revise/skip recovery
  • integrate the desktop-owned SQLite/vector memory engine with evidence lifecycle, suppression, corrections, historical ingestion, and local embeddings
  • add the Pianola Memory workspace, worker lifecycle, IPC/preload APIs, CLI commands, and remote bridge access
  • supply scoped advisory recall to watchers and orchestrated tasks while preserving decision profiles and authorization boundaries
  • support bounded native transcript ingestion and task-plan/program workflows

Verification

  • 324 memory/orchestration tests passed
  • 101 dashboard/recovery tests passed
  • 59 watcher/modal tests and 36 bridge tests passed
  • 105 focused regression tests passed after fixing tooltip, OMP prompt-file, and CLI import-boundary issues
  • main, CLI, and renderer typechecks and builds passed
  • targeted ESLint and documentation verification passed
  • live Electron portfolio and Memory views, failed-task dialogs, and a real pianola memory status --json bridge call passed

Full-suite note

A complete npm test run finished with 2,584 passing files and 20 failing files (46 tests). Remaining failures include Windows symlink/EPERM restrictions and Cue/timer behavior. The four branch-related failures found by that run were fixed and their 105 focused tests pass; no claim of a green full suite is intended.

Standing product programs (program apply/list/show/pause/resume) with role
agents created on apply, founder asks (escalate/needs-me/resolve/dismiss)
deduplicated per agent and program, and pianola brief deriving needs-me,
in-flight, verified, and per-program counts from plans, asks, decisions,
and the agent-run ledger. One active plan per program. IPC and preload
expose the same data to the dashboard, which gains a program strip,
founder asks with inline resolve, program grouping, and a Results section.
Pianola's system prompt gains the chief-of-staff duties.
…utines

Validation: tasks carry a validation oracle; after a run settles Pianola
runs it in a bubblewrap sandbox (scripts/pianola-sandbox, read-only
project, writable /tmp) and appends an independent-validation Agent Run
check. Verified / failed / unknown verdicts ported from Guardian: a check
that cannot start or a timeout is unknown, never a failure; a missing
claimed artifact is a candidate failure. The existing reactive loop then
settles on the check: failed -> needs_review -> bounded fix -> escalate.
The fix prompt names the failing checks. Setting pianola.sandboxRunner.

Program loop: supervised kind `program` runs `pianola program-loop`,
which ensures an orchestrate target for the program's active plan, wakes
the lead once per needs_review/failed task, reports a finished plan, or
hands off the next outcome when idle (60 min backoff), babysitting the
lead with a watch target. Loop activity is logged as program-loop:
decision records only when something changes.

Routines: `program apply` writes a generated block into each program
root's .maestro/cue.yaml (weekday standup for the lead, weekday marketing
draft sweep, portfolio weekly CTO/CMO/social reviews), preserving
hand-written subscriptions. Local role agents receive MAESTRO_CLI_JS and
MAESTRO_USER_DATA so leads can save plans and raise asks.

Dashboard: program strip shows loop state with Supervise and Pause/Resume;
program-loop decisions render as compact lines.

Fixes found while proving this live on Windows: OMP prompts over 24K
chars are delivered via a temp file (@path) because PowerShell's command
line caps near 32K and the embedded system prompt alone exceeded it
(spawn ENAMETOOLONG); fix runs shorter than one poll are detected by the
reply that follows the dispatch; dispatches acknowledged without a tab id
resolve the agent's active tab; the unknown-validation retry no longer
applies to fixing tasks.
Found while the three product leads ran unattended missions:

- Sandbox: Go support (host module cache mounted read-only, build cache
and GOPATH in scratch, offline, GOTOOLCHAIN auto so a cached newer
toolchain is used); a bare python/python3 oracle prefers the project's
  own .venv so its test dependencies resolve; timeout ceiling 600s;
an artifact outside the target is a candidate failure, not an
  isolation error.
- Validate: root-relative artifact paths are resolved against the target
before the runner sees them (a relative path was rejected as outside the
target and burned a fix attempt).
- plan set refuses to overwrite a plan whose tasks have started; a lead
reused the example id and erased a finished plan's record.
- Handoff prompts require an engineer task with an oracle, a fresh plan
id, a branch per plan, and spell out the CLI invocation; prompts stored
  with LF.
- Remote roles: MAESTRO_CLI_HOST routes the CLI websocket to the desktop's
LAN address and skips the local pid check; programs carry remoteEnv for
their SSH roles; local roles get MAESTRO_CLI_JS and MAESTRO_USER_DATA.
- Routines: the marketing routine is a scheduled sweep (a pipeline must
own its trigger; the agent.completed chain showed Needs attention).
…runner args across wsl.exe

- Outcome detection reads only the transcript since the task's dispatch
(recorded as dispatchedMessageCount on fresh dispatches too). An agent's
tab keeps every mission it ran; an old failure marker was failing each
later task before validation could run.
- Runner arguments that cross wsl.exe are single-quoted for the Linux
shell (a Go -run regex was parsed by bash -c and the runner never
started, which read as two unknowns and an escalation).
- A runner that exits without printing an observation reports its exit
code and stderr tail instead of a bare "no valid JSON".
- escalate accepts common severity synonyms (blocker, urgent, normal,
minor); a lead's blocker-severity founder ask was rejected outright.
- program apply writes Cue routines for a remote program through
remoteRootOnHost when the host can see the remote root (WSL distros).
Cue reads a session's cue.yaml through a host-visible mount
(`SshRemoteConfig.hostMountRoot`) when the agent's project root only exists
on an SSH remote, so remote-rooted programs get Cue routines at all. The
engine owns the root it refreshes, and a config that momentarily reads as
missing on a network mount is confirmed (and polled) before teardown.

The dispatch cwd is the session's real root again: the run executes where
the agent lives (the POSIX root over SSH), and the host-visible mount is
only for reading cue.yaml and prompt files, which are resolved by config
load. Using the mount as cwd made every remote run die on
`cd \\wsl.localhost\...`.

Worktree scans of a broad basePath no longer pin the main-process event
loop: subdirectories without a `.git` entry are skipped before any git
spawn, and inspections run through a bounded pool instead of an unbounded
Promise.all. With a basePath of 100+ sibling repos, every visibility
rescan spawned ~600 git processes at once and the CLI WebSocket handshake
timed out behind it for 30 s+ (inspector-sampled: `scanLevel ->
inspectSubdir -> execGit -> spawn`); it now opens in 9 ms.

`MAESTRO_MAIN_INSPECT_PORT` passes `--inspect` to the Electron main
process from `scripts/dev.mjs`, alongside the existing CDP port env.

Regenerated docs/cli-reference.md for the pianola verbs.
`maestro-cli send` to an omp agent on Windows failed with ENAMETOOLONG
whenever the embedded Maestro system prompt pushed the user message past
CreateProcess's ~32K argv cap; omp has no native system-prompt flag, so the
instructions ride in the message itself. The CLI spawner now mirrors the
desktop ChildProcessSpawner: on Windows, a local prompt over 24K chars for
an agent that declares `promptFileArgs` is written to a temp file and
passed as omp's `@path` message. SSH runs and other platforms are unchanged.

This is the path Maestro Relay uses (chat -> `maestro-cli send` -> agent),
so without it no omp-backed agent could answer from Discord/Slack on
Windows.
Node 25 enables the experimental Web Storage API by default, exposing a
`localStorage` global with no `getItem` unless `--localstorage-file` is
set. Under vitest it shadows jsdom's `localStorage`, so every test that
reads it fails with "getItem is not a function" (164 tests across
CueStats, DocumentGraph, and AutoRun on Node 25). The flag is accepted by
Node 22 and is a no-op there.
Sandbox and validation
- The validator no longer mounts a user's whole home read-only when the
oracle executable lives under `~/bin`; it binds the executable's own
directory, or the venv/uv install root, and never a home or `/`.
- Output beyond the per-stream allowance is truncated and marked instead
of raising, so a verbose `pytest`/`go test` still yields a verdict.
- The runner launch is bounded by the task timeout plus a launch grace and
the process tree is killed on expiry, so a hung `wsl.exe` cannot stall the
  orchestrator.
- The default sandbox runner resolves `sandbox_runner.py` relative to the
  CLI bundle (python3 on Linux/macOS, `wsl.exe -- python3` with a translated
path on Windows) instead of a hardcoded workstation path; a missing runner
is a configuration error naming `pianola.sandboxRunner`, not `unknown`.
- A task without a validation spec cannot settle `done` when its program
charter requires validation; it goes to `needs_review` with the reason.
- The fix loop honors the charter's `maxAttempts` instead of a fixed three.
- Replies are detected by message id captured at dispatch, not by transcript
length, so a 12-message history tail cannot hide a fix reply; the boundary
read bypasses the per-tab history cache.

Program loop and asks
- `program pause` disables the program's orchestrate targets and lead watch;
`resume` restores them. The loop refuses new targets for a paused program.
- A lead wake into a new tab rebinds the existing watch target to that tab.
- Generated Cue YAML handles inline `subscriptions:` arrays and column-0
entries, and is parsed before writing; an invalid result leaves the file
  unchanged and `program apply` reports a warning.
- Ask mutations (escalate/resolve/dismiss, CLI and desktop) go through a
cross-process lock around read-modify-write; atomic writes use unique,
  exclusively created temp files.

Main process
- Cue config reappearance retries are async and no longer block the main
thread; a session whose file reads as missing is confirmed before its
subscriptions are torn down, so a transient miss keeps automation running.
- Long omp prompts with images also use temp-file delivery on Windows;
reclaimed stale agent entries clean their temp files; prompt temp files are
created exclusively with a random suffix.
- `engines.node` is `>=22.4.0`, where `--no-experimental-webstorage` exists.

Committed scratch snapshots and a `.pyc` are removed and ignored; docs
describe the default runner and the generated routines accurately.
…path

CueEngine.start() is now async, so the try/catch around the boot call and
the first-party reconcile hook no longer saw a startup failure; it became an
unhandled rejection with no log or Sentry report. Both callers now attach
the same handler to the returned promise.
Five parallel reviewers audited the PR by area after the first round of
automated-review fixes. Everything below has a regression test that failed
before its fix.

Sandbox (security boundary)
- The validation target is bounded by a trusted root: the CLI passes
`--trusted-root` (the operator-declared program root, or the standalone
task's cwd, fail-closed when absent); the runner canonicalizes both in its
own filesystem and refuses an outside or symlink-escaping target before
launch with `policyViolation`, mapped to a `failed` verdict. A lead can no
  longer point validation at `/home/<user>`.
- Toolchain and workspace bind sources are pinned through descriptors, so a
path replaced by a symlink between check and launch cannot redirect a
  mount into a protected home.
- Read-only write markers are detected while draining stderr and reported
as `readOnlyWriteDetected`, so truncation can no longer turn an isolation
  failure into a candidate failure.
- Attacker-controlled `pyvenv.cfg` is read bounded (8 KiB, regular file).
- Symlinked workspaces keep artifact and absolute-command mapping; a missing
artifact parent is a candidate failure; malformed config, symlink loops,
and wait timeouts emit the unknown/timedOut JSON contract instead of
  tracebacks.

Orchestrator
- The transcript boundary is the last message id of the exact target tab
captured before dispatch, for initial and fix dispatch alike; history
reads and polling stay on that tab. Stale assistant output can no longer
  settle a new turn.
- `validationUnknownAttempts` resets after a definite verdict or a new
dispatch; required validation cannot be bypassed by a missing runner or a
reused green ledger; negative persisted `fixAttempts` are rejected.
- Sandbox configuration errors stop the loop instead of being retried
forever; a failed history response is not an empty transcript; a paused
program is re-checked before agent creation, dispatch, and merge.

Program loop, supervisor, stores
- Program status is the pause source of truth: pause suspends the loop, its
orchestrators, and lead watch without touching each target's enabled flag,
so resume never revives a manually disabled target. Desktop reconcile,
restart, and stale relaunch honor it.
- Per-program memo updates, supervisor-target mutations, and asks all go
through one locked read-modify-write API; stale-lock reclaim re-verifies
the moved token and restores a live owner's lock with an exclusive link.
- Wake reservations persist before dispatch and roll back on failure, so a
wake is never replayed after a watch-registration error. Failed tasks in
completed plans still get their one attention wake. Idle ticks write
  nothing but the memo.
- `program apply` persists a program only after every desktop command
succeeded, recovers partially created roles from live sessions by
identity, and migrates a role's SSH target when `remoteId` changes.
- Generated Cue YAML preserves aliases/anchors and never replaces marker
text inside user prompts; memo dictionaries are prototype-free so a
  program id like `constructor` works.

Cue and main process (reach every user)
- `start()` carries a generation invalidated by `stop()`, so stop/start
  during initialization cannot restore the queue or run startup work twice;
a rejected initialization rolls back and allows a retry.
- SSH sessions without `hostMountRoot` resolve exactly as before the PR
(they were being dropped from Cue); a remote root cannot escape the
declared mount via `..`; a `/` mount works.
- A session removed from the store during the missing-config retry is not
reloaded; refreshing an unknown session no longer tears down a pending
  watcher.
- Prompt temp files are removed when the child closes (not only by a 30 s
timer); superseded, reclaimed, and exit-handler paths clean only their
own process's files, once; image temp files use UUID names with exclusive
  creation.
- `MAESTRO_CLI_HOST` is validated as a bare host[:port] before the token is
placed in the URL, so a malformed value cannot leak the token in an error.
- Short tooltips keep their original alignment and line height; only
  wrapping behavior changed.

Docs describe the pause contract, no-op recording, trusted root, read-only
detection, and the Unix-socket limitation accurately.
The partial-apply retry test used `/new` as a program root; a successful
apply writes `<root>/.maestro/cue.yaml`, and `/new` is rooted on every
platform but only writable on Windows, so the Linux runner failed with
EACCES (and the Windows run left a stray C:\new). It now uses temp dirs.

The handoff-prompt test split the example on LF-only fences; the Windows
runner checks out with CRLF. The split now tolerates either.
- Cue: after a transiently missing config is confirmed present again, the
file is re-read and re-registered instead of reporting a reload while
keeping the previous subscriptions and schedules. An edit that races the
retry window now takes effect immediately.
- Pianola stores: the desktop (Electron main process) now uses async locked
mutations that await between acquisition attempts, so a CLI writer holding
the asks/targets/memo lock no longer freezes the UI and its control
connections for up to five seconds. Lock protocol, stale recovery, and the
bounded deadline are shared with the sync variant the one-shot CLI keeps.
- CLI build: `scripts/pianola-sandbox/sandbox_runner.py` is copied beside
the bundle (`dist/cli/scripts/pianola-sandbox/`), which is the first place
the CLI looks, so a packaged install has its default validator without the
  repository checkout.
Integrate the desktop-owned memory engine, historical ingestion, scoped recall, and optional qualification and reranking. Add the Memory workspace, CLI and bridge APIs, bounded native transcript readers, recovery actions, and regression coverage.

P2 CLI cannot skip failed tasks

The new “Skip task” action has no maestro-cli command. CLAUDE.md requires every UI action to ship with a CLI path that reaches the same main-process code. Add a CLI command for pianola:skip-plan-task, with the plan and task IDs and a readable result. This repository requirement must be met before merging.

Fix the -- separator assertion; it fails in CI.

CI reports expected 'json' to be '--' at this line. The spawned argv ends with ... '--mode', 'json', '@<file>', so no separator comes before the file argument. The main-process spawner tests in ChildProcessSpawner.test.ts require the same shape: Line 1484 expects ['-p', '--mode', 'json', '@C:\\tmp\\maestro-prompt-1.md'], and Line 1513 asserts that args.at(-2) is not '--'. Both spawn paths use the shared omp promptFileArgs, so this test is the outlier. Align it with that contract, or change promptFileArgs and both test suites together.

Proposed fix
-				expect(args[args.indexOf(fileArg!) - 1]).toBe('--');
+				expect(args.at(-1)).toBe(fileArg);
+				expect(args[args.indexOf(fileArg!) - 1]).not.toBe('--');

Rebuild better-sqlite3 for Node before running Vitest.

npm ci rebuilds better-sqlite3 for Electron. The Vitest suites run under plain Node and construct MemoryDatabase, so they can fail with a NODE_MODULE_VERSION mismatch. Add the Node-native rebuild before the test command.

Do not let --mine re-enable disabled roots.

Without --root, --mine should apply only to roots already selected for ingestion. MemoryView lets users disable roots, and newly added roots start disabled. The current branch changes every root to enabled: true, so a disabled root can resume ingestion during the next discovery.

Keep disabled roots unchanged:

Major · Stability & Availability · Quick win

Make memory recall best-effort so it cannot block dispatch.

dispatch awaits requestPianolaMemory with no error handling. Recalled memory is advisory context, but any recall failure now stops the task from being sent. Known failure triggers:

  • MemoryEngine.request throws Invalid recall query when query.length > 16000. task.prompt is passed as the query, so a long task prompt fails on every tick while memory is enabled.
  • The memory worker can fail: the embedding model is unavailable offline, the native SQLite module fails to load, or the 300-second host timeout expires.
  • The bridge can return an error.

When recall throws, dispatch throws. The orchestrator loop treats the throw as a transient iteration error and retries forever, and the task is never dispatched. Catch the error, log it, and dispatch without memory. Bound the query length as well. The watcher's deps.resolveContext in src/cli/commands/pianola.ts (Lines 236-242) uses the same pattern. Confirm that runWatchIteration catches a rejected resolveContext.

Make memory recall best-effort in the dispatch flow using requestPianolaMemory:
bound the recall query to 16,000 characters and catch failures, logging the

runWatchIteration handles rejection so recall failure cannot prevent dispatch.

Read Grok's nested info.cwd field during discovery.

Grok stores the working directory at summary.info.cwd, but this branch asks metadataFields for a top-level cwd. metadataFields does not inspect nested fields, so real Grok summaries throw Historical project metadata is unavailable within the 1 MiB discovery prefix. The discovery catch then yields each affected transcript as a failed source instead of ingesting it. Read summary.info.cwd directly and use the encoded parent folder as the fallback.

Clear a task's notification when its revised attempt is dispatched.

The planId:taskId key in notifiedTaskIds is removed only when a program-loop tick sees that task as pending or running. Revision does not remove it. revisePlanTask returns a plan with status: 'pending' and does not change the memo. Both revise callers, pianolaPlanRevise and the pianola:revise-plan-task handler, write only the plans store.

If the revised attempt starts and fails between two ticks, no tick observes pending or running. The key stays in notifiedTaskIds. The attentionPlan and task lookups skip any task whose key is present, so the lead receives no task-needs-attention wake for the new failure. The default program-loop interval is 120 seconds.

Clear the key for the revised task when a revision is applied, in both revise paths. Alternatively, key notifications by a per-attempt identifier. The task has no such identifier today, and runId is removed on revision. Clearing in the revision paths needs the program ID, which the plan stores only as an optional programId. It also adds a second memo write that is not atomic with the plan write.

@jSydorowicz21 thanks for this contribution, and for the fast turnaround on the first review round. Programs, the founder dashboard and the memory bank are a big step for Pianola. I checked f1cf4ef, and every finding from Greptile's first pass is fixed: the restart backfill, the portfolio bridge channels, the plan-locked manual validation, pianola plan skip, ipcErrorMessage() and updateSessionWith(). Recall in dispatch and in the watcher is now best-effort too. Some items still block a merge:

Blocking

  1. Ubuntu CI is red, and rc's Ubuntu legs are green. Every Ubuntu failure is in the Cue suite:

    • cue-reload-queue.test.ts:227,237
    • cue-heartbeat-reload.test.ts:270
    • cue-shared-cwd-health.test.ts:151,172
    • cue-session-lifecycle.test.ts:1041,1086,1121. These assertions get a Promise where they expect { kind: 'loaded' }.
    • cue-engine-drain.test.ts:425
    • cue-cli-hot-reload.test.ts:276

This PR makes CueEngine.start(), refreshSession() and sessionRuntimeService.initSession()/refreshSession() async, so these failures come from the PR. They are not baseline flakes. Please update the callers and tests. Better still, move the async Cue change into its own PR. It is a cross-cutting engine change, and it is not needed for Pianola memory.

  2. Windows: src/__tests__/main/pianola/memory-provenance.test.ts:329 fails (expected [] to deeply equal [ {...} ]). This is a new test in this PR. It is probably a path-separator or case issue. The pathExpect helpers can help here.

  3. memory-transport.ts ready() can reopen a fence that an existing owner has not drained (CodeRabbit's second pass, around line 250). The new id<>? exclusion applies to any caller, including an owner that was registered before the fence. MemoryEngine.drain() fences first and then drains. So a ready() call in between sets the gate back to active, and the next drainOwner() fails. Exclude only a replacement owner that registered after the fence, for example by recording the fence value at registration. Please add a test with two owners across the same fence.

  4. The program loop can still miss a second failure (pianola-program-loop.ts:213). The reset clears a notification only when a tick sees the task as pending or running. If a revised task runs and fails again between two ticks, the old plan:task key still suppresses the wake. Clear the key when the task is revised (in revisePlanTask or its callers), or key it per attempt.

Smaller items

  1. docs/cli-reference.md: the reference generator drops variadic markers, so [value...] and [message...] render as [value] and [message]. Please fix reference.ts, then regenerate the file and run prettier on it.

For the maintainers

  1. New runtime dependencies: @huggingface/transformers (it brings in onnxruntime-node) and sqlite-vec (a native extension). Together with the rebuild:node-native step added to ci.yml, they add to the packaged app size and to the native build matrix on all three platforms. Did you confirm that a packaged build (npm run package) loads both modules on macOS, Windows and Linux? Also, does anything load them when Pianola is switched off?
  2. Scope: about 30k lines in one PR, together with unrelated changes (the async Cue engine, OMP prompt files, tooltip wrapping, Windows long prompts). These are hard to review and to bisect together. If you can split the Cue and spawner changes into their own PRs, both PRs will land faster.

Greptile has not reviewed f1cf4ef yet. Once items 1 to 4 are fixed, please ask it to review again (use the retrigger link in its summary). Thanks again for the work here.

Await Cue startup and configuration recovery in lifecycle tests, supply the hosted qualification credential, and retain acknowledged plugin work when live owner visibility disappears.

Await every asynchronous reload call before asserting queue state.

The first parse-error recovery test still calls reload without await at lines 212 and 217. Its assertions can run before the refresh settles. Other queue tests also contain unawaited calls at lines 170, 183, 202, and 246. The later parse-error test at lines 227-228 already awaits both calls.

Retain plugin and startup deliveries when live owner visibility disappears, while dropping CLI-triggered work only when its config is actually removed. Advance fake time through configuration recovery in lifecycle tests.
Remove the duplicate readiness store mock and wait for memory extraction by outcome rather than a fixed tick count.

P1 Revised tasks open old runs

Revising a task now gives its next attempt a fresh runId, but pianolaPlanToCampaign() still builds the campaign's task links with pianolaTaskAgentRunId(). After the revised task runs, clicking it in the Agent Run dashboard opens the old attempt or reports that its run is missing.

Update the campaign projection to use the task's saved runId when present.

P2 Ready tasks wait another tick

The new concurrency check counts tasks from disk before this iteration's completed tasks have been saved. At a limit of one, a task can finish and unlock its successor, but the saved task still counts as running, so the successor's dispatch is refused.

A looping orchestration waits another interval; --once exits without dispatching the ready task. Count the current iteration's tasks, or save their settled states before this check.
