(orchestrate): Resume a slate from the Git common directory with one read-only command #1805

Closed

Description

@evanharmon1

Problem

A restarted orchestrator cannot rebuild its picture of a slate from the Git common directory alone. The records are there: the plan, the run records, monitor state and lane status files. Nothing reads them back into one view, so the orchestrator rebuilds the view and the watcher by hand.

  • Nothing prints a slate's live state: each lane's run, stage, generation, PR, unreconciled reservations and the watcher spec.
  • The orchestrator of slate orchestrator-resilience-m5 (milestone 5) regenerated slates/orchestrator-resilience-m5/tools/watch.sh by hand whenever lanes changed. Its own header says "Regenerated when lanes change".
  • 21 of the 22 active pointers in this checkout on 2026-11-02 belong to runs that are already terminal, and nothing on the resume path reports them.
  • A ponderousdev/omator host restart on 2026-11-01 wiped the session scratchpad and every helper written there, with the scratchpad path hard-coded. Recovery took about 20 minutes (see (orchestrate): ship the tooling a restarted orchestrator needs instead of scratchpad helpers #1523's 2026-11-01 comment).

orchestrate SKILL.md already says that everything needed to resume lives under the Git common directory. This issue makes that claim testable.

Current violation (observed 2026-11-02)

On origin/main at c3f3db64:

  • ai/skills/universal/orchestrate/assets/dev-flow-monitor.sh:8-38 lists no slate or resume summary.
  • ai/skills/universal/orchestrate/assets/lane-watch.sh:49 takes its lane specs as positional arguments only (lane:branch:nonce:owner/repo ...), with no plan-derived mode.
  • ai/skills/universal/orchestrate/SKILL.md:486-491 says everything needed to resume lives under the Git common directory, never in the session scratchpad. No test enforces that for shipped assets.
  • ai/skills/universal/dev-flow-support/assets/run-record.mjs:17 offers prune --dry-run, but nothing runs it as part of a resume.

Acceptance criteria

  • [CI] A read-only orchestrate command prints, from the Git common directory alone, each live lane of a slate. For each it gives the run id, current stage, generation, branch, bound PR and unreconciled monitor reservations. It also prints the terminal pointers run-record.mjs prune would remove and the lane-watch.sh arguments that re-arm the watcher. A test builds a fixture slate with no session scratchpad present and re-arms the watcher from the command's output.
  • [CI] A test fails when any file under the assets/ directories of orchestrate, integrate, review or dev-flow-support contains a session-scratchpad path (/tmp/claude-, or a scratchpad/ path segment).
  • [CI] orchestrate SKILL.md § Durable orchestrator state names the resume command as the first step after a restart, and scripts/test-skills.sh pins that sentence.

Verify

git ls-tree --name-only origin/main ai/skills/universal/orchestrate/assets/
git grep -nE '/tmp/claude-|scratchpad/' origin/main -- ai/skills/universal/orchestrate/assets ai/skills/universal/integrate/assets ai/skills/universal/review/assets ai/skills/universal/dev-flow-support/assets

If the listing holds no resume command and no test guards the second command's empty result, the gap is open.

Claiming — starting implementation on branch 1805-orchestrate-resume-slate (session codex-orchestrator-takeover-20261104).

    Preflight (§3):

    • credentials/scopes: unverified — the lane (Codex CLI in this devcontainer) pushes and opens a draft PR with the maintainer's stored gh credential for github.com (task status:creds: stored, not validated); push and PR-create scopes are proven only at the lane's first push
    • human/out-of-band steps: none
    • plan-vs-apply blind spots: Offline fixture tests must reconstruct a slate without scratchpad state and prove output re-arms the watcher; lint alone cannot prove recovery.
    • stale references: Verified resume command remains absent on 27371f7. Skill assets are canonical here; harmon-init vendors them. Consumer scaffold baseline 362211f89b114eab65390eb013d2be8634c6e16c. Operator authorized overlap with PR 1846: edit Durable orchestrator state only, not Working-capacity prose.

Integration evidence: current-head CI and Codex review are clean. Historical pre-cycle P1 is fixed; engine still counts it against cycle 1. Blocker #1861 preserves the chronology and required recovery. No promotion.

No new authorization bypass was established. Remaining uncertainty concerns access to stored recovery data and stale observations during concurrent recovery.\n\n**Retained concerns**\nNo architecture-level concerns identified.\n\n<details>\n<summary><strong>Security review details</strong></summary>\n<dl>\n<dd>\n<br>\n\n**Security Blast Radius**\n- _inferred_ \u2014 The demonstrated exposure is local reconstruction and credentialed GitHub observation of repositories selected by durable lane metadata, with shared watcher-state persistence per slate. The changed flow does not itself grant merge, deployment or infrastructure authority. Exploitation through altered recovery metadata would require access not established by the available evidence.\n\n**Trust Boundaries and Controls**\n- _observed_ \u2014 Recovery trusts conductor-owned metadata for worktree and repository selection. Provisioning validates worktree provenance, but recovery does not repeat those checks; it also derives the bound repository from the PR URL path without checking its host. These are trust assumptions, not an established attacker path. Existing run-record writers retain slate/session ownership checks and owner-token checks for token-bearing locks; legacy locks retain their pre-existing session-only behavior.\n\n**Resilience and Maintainability Implications**\n- _inferred_ \u2014 Reconstruction is a snapshot rather than an atomic transfer to supervision. Later pointer changes can leave old observation inputs in use, although status polling rechecks branch heads and sequence consistency. The pre-existing single-watcher rule, operator confirmation that old writers have stopped, and fresh PR/worktree verification before teardown constrain the consequences; concurrent replacement was not validated.\n\n**Hardening Proposals**\n- _proposed_ \u2014 If concurrent recovery is intended to be supported beyond the documented single-owner procedure, carry run and generation identity into supervision and reject superseded observation inputs. This would strengthen stale-observation containment; it is not evidence of a demonstrated authorization bypass.\n\n</dd>\n</dl>\n</details>\n<!-- architecture_review_end -->\n\n</dd>\n</dl>\n</details>\n<!-- pre_merge_checks_walkthrough_start -->\n\n<details>\n<summary><strong>Pre-merge checks: <picture><img src=\"https://storage.googleapis.com/coderabbit_public_assets/pre-merge-checks-counter-passed-14-v2.svg\" width=\"14\" height=\"14\" align=\"middle\" alt=\"Passed\" title=\"Passed\"></picture> 4 \u00b7 <picture><img src=\"https://storage.googleapis.com/coderabbit_public_assets/pre-merge-checks-counter-failed-14-v2.svg\" width=\"14\" height=\"14\" align=\"middle\" alt=\"Failed\" title=\"Failed\"></picture> 1</strong></summary>\n<dl>\n<dd>\n<br>\n\n<strong><picture><img src=\"https://storage.googleapis.com/coderabbit_public_assets/pre-merge-checks-counter-failed-14-v2.svg\" width=\"14\" height=\"14\" align=\"middle\" alt=\"Failed\" title=\"Failed\"></picture> Failed checks: 1 warning</strong>\n\n| Check name | Status | Explanation | Resolution |\n| :---------------- | :----------------------------------------------------------------------------------------------: | :-------------------------------------------------------------------------------------------------------------------------------------------------------------------------------------------------------- | :--------------------------------------------------------------------------------- |\n| Docstring Coverage | ![Warning](https://storage.googleapis.com/coderabbit_public_assets/pre-merge-checks-warning.svg) | Docstring coverage is 0.00% which is insufficient. The supplied PR evidence shows that `dev-flow-monitor.sh resume --slate-id ID` reads durable Git-common-directory records and reports live lane run, stage, generation, branch, bound PR, reservations, terminal pointers, and `lane-watch.sh` arguments. The integration test checks read-only behavior, recovery without a session scratchpad, watcher execution, status freshness, and blocker cases. `scripts/test-skills.sh` scans the required asset directories for `/tmp/claude-` and `scratchpad/` paths. `SKILL.md` names the resume command as the first restart step, and the test pins that guidance. The changes do not add the excluded `#1576` re-briefing or `#1428` evidence projection. The incremental repository diff was unavailable, so this assessment relies on the supplied current-head summary and prior review evidence.\n\n</dd>\n</dl>\n</details>\n\n<details>\n<summary><strong>Full details: Out of Scope Changes check</strong></summary>\n<dl>\n<dd>\n<br>\n\n**Explanation**\n\nThe supplied current-head summary keeps the changes within `#1805`. `lane-watch.sh` options for bound PRs, status roots, registry revisions, and structured status observation support the emitted recovery arguments and status validation. Dry-run pointer inspection supports the required read-only resume behavior. The added monitor, watcher, and skills tests provide regression coverage for these requirements. No unrelated feature, watcher write, new-attempt briefing, or round-evidence projection is shown.\n\n</dd>\n</dl>\n</details>\n\n</dd>\n</dl>\n</details>\n\n<details>\n<summary><strong>Full details: Docstring Coverage</strong></summary>\n<dl>\n<dd>\n<br>\n\n**Explanation**\n\nDocstring coverage is 0.00% which is insufficient.
