Paging back through a long thread rebuilt that thread's whole timeline index on every page. On the live server getTimelinePage held the SQLite reader for 28 s over 111 calls. This carries upstream pingdotgg#24422, which keeps each thread's timeline index until a new thread event commits.

It's merged onto upstream 0b0417a without conflicts. Its source diff is identical to upstream's (git patch-id). One fork commit adds 16 lines to a test.

Why the test commit. 0b0417a already contains upstream pingdotgg#24589, which the PR's head doesn't have. That change added a test that edits turn-item rows with raw SQL and then reads history pages. pingdotgg#24422 relies on every write committing a thread event, and that test skipped the event, so it read stale cached pages: expected 'turn-item:bounded-sql-history:605' to equal 'turn-item:bounded-sql-history:600'. The fork commit makes the test's edits commit an event. Every real writer to these tables goes through ProjectionStore.apply or ProjectionMaintenance.rebuild, and both evict the cache, so this is a test-only gap. Upstream will likely hit the same collision when it updates pingdotgg#24422.

Evidence. The PR's test, with ProjectionStore.ts reverted to 0b0417a:

AssertionError: getThreadHistoryPage read the whole thread on each of 4 pages: expected 4 to be at most 1
Tests 1 failed | 46 skipped (47)

With the change it passes. The combined 12-patch tree typechecks and passes 786 tests.

Review tier: 7/10; a cache on the thread-history read path

Two-way door: removing the patch line drops it from the next fork build

Blast radius: history pages for long threads

…ne on every page

getThreadHistoryPage and getTimelinePage rebuilt the thread's timeline index
(a scan of every turn item in the thread and its fork sources) on each page,
so a full scrollback was quadratic in thread length. Keep the index for a few
recent threads, reuse it while the newest thread event across the thread and
its fork sources is unchanged, and drop entries in apply when one of those
threads is written.

…t by index

Checking whether a cached timeline index is still current took MAX(sequence)
over the thread and its fork sources. Without a hint SQLite walked the
application sequence index across every newer V2 event in the environment,
about 86ms per page on a 210k-event database. Pin the partial stream index so
each stream's maximum is one seek, and cover invalidation that arrives only
through a committed thread event from another writer.

… event

pingdotgg#24589 added history page reads after raw SQL edits to this test. pingdotgg#24422
caches each thread's timeline index until a thread event commits, so those
reads saw the rows from before the edits. Production projection writes
always append a thread event, and pingdotgg#24422's own test commits one after its
direct insert. This test now does the same.

[minor] Refresh cache order when a timeline index is read · performance

Cache hits do not refresh insertion order, so eviction removes the oldest-built index even when clients repeatedly read it. Interleaved reads of eight other threads force an unchanged, frequently paged thread to rescan its entire timeline.

When it breaks: Build thread A's index, then alternate cache hits on A with first reads of eight distinct other threads. The eighth insertion evicts A, and A's next page rebuilds its index.

Evidence (level 4: ran code): ProjectionStore.ts:2025-2029 defines one eight-entry Map; :5556-5561 returns cache hits without promotion; :5564-5568 inserts rebuilt entries and evicts the first Map key. Both paging methods use this cache at :5586 and :5685. Ran node /home/kyleb/.cache/crev/20261027T030538-vburd/scratch/c1/repro.ts, importing the real ProjectionStore with isolated in-memory SQLite and 600 items in A. SQL tracing showed zero whole-thread scans for every interleaved A hit, followed by one whole-thread scan after the eighth other thread. The base version builds indexes directly and contains no cache eviction policy.

Suggested fix: On a validated cache hit, call timelineIndexes.delete(threadId) and timelineIndexes.set(threadId, cached) before returning cached.index, so eviction follows access order.

Raised by bugs-opus; verified by gpt-6.1-sol. Finding r1-1.

Verify this finding against the current code before changing anything. In apps/server/src/orchestration-v2/ProjectionStore.ts:5556-5568, validated timeline-index cache hits return without refreshing Map insertion order. Promote hits with delete followed by set before returning. Add a focused test in ProjectionStore.test.ts that repeatedly reads A between first reads of eight other threads and verifies that A's next page avoids a whole-thread scan.

Tier 7/10 from claude-opus-5-5: Adds an in-memory cache on the thread-history/timeline read path; stale invalidation would silently serve wrong history pages.

Complexity high: Cache invalidation via event sequence plus apply eviction, across fork-source threads, with transaction snapshot consistency and LRU eviction.

[claude-opus-5-5] RESPONDING ON BEHALF OF TANNER

Round 1 outcome: r1-1 dismissed for the fork. Eviction order is upstream pingdotgg#24422's code, carried unchanged so the fork keeps following the PR, and it only matters with more than 8 threads paged in alternation.
