Bot projects (~/bots/*) kept showing up in the command palette's project list, so I could start threads in folders meant only for bots. patch/bots already filters them out, but it decides from the threads the client has loaded. The shell leaves out top-level threads that settled before its cut, so once a bot's threads settled, its project looked empty and came back as a user project. All 15 bot projects on stl-wsl showed up.

Now the server's older-settled counts carry a botCount, the number of those omitted threads that belong to a bot (threadOwnerBotName). The client marks a project as a bot project only when every thread it knows of is a bot's, counting both the loaded threads and the omitted ones. The same rule now covers every place you pick a project for a new thread:

  • the command palette (search and "New thread in")
  • the project menu on the new-thread screen
  • the mobile "Choose project" list

The field is optional, and older clients ignore it. When an older server sends no botCount, the client counts those threads as the user's. Pickers then show the project rather than risk hiding a real one. While a bot thread is open, the palette's contextual "New thread in " action no longer offers its bot project.

Evidence

Before, on the stl-wsl nightly:

Palette listing medora and medora-poc bot projects

After, with a dev server on this branch seeded from the real database (vp run migrate-dev-db, 112 projects including all 15 bot projects). Searching "medo" lists only ~/code/medora, and searching "ria" lists only ~/code/riaunson. Bot threads stay searchable.

Palette search for medo after

Palette search for ria after

I also ran the new count query read-only against the live database. All 15 ~/bots/* projects came back with count === botCount. ~/code/medora (114 vs 1) and ~/code/atrium (246 vs 18) stay user projects, even though bots have worked in them.

Tests: vp test run on threadInbox, olderSettledThreads, botThreads, ShellStream, ProjectionStore (memory and SQL stores) and orchestration-v2/http passes 108 tests. The ProjectionStore case covers a malformed bot:Medic:… id, which counts as a user thread. Typecheck passes in all 36 packages, and lint, format and knip pass.

Not verified in a real client: the new-thread screen's project menu and the mobile list. Both use the same isBotProjectRow predicate and typecheck.

Review: Sol (gpt-6.1-sol, high) reviewed through Codex in three rounds. It found two real issues, both fixed in this PR. The SQL path skipped bot-name validation, and its totals and bot rows came from separate reads. Its third pass on the fix found nothing. crev rounds 1 and 2 found the older-server handling and the contextual palette action, and both are fixed.

I also made BOT_THREAD_ID_PREFIX module-private, because knip flagged it as an unused export once this change touched contracts.

Review tier: 6/10; a mistake hides or shows the wrong projects in pickers and changes the shell count wire shape, with no data written

Two-way door: a revert restores the thread-only check, and the new field is optional on the wire

Blast radius: project pickers on web, desktop and mobile, and the older-settled count reads

Model and harness: Claude Opus 5.5 (claude-opus-5-5) in Claude Code, running inside T3 Code. Review by GPT-6.1 Sol through Codex.

The shell leaves out top-level threads that settled before its cut, so a
bot project whose threads had all settled looked empty to the client, and
botProjectKeys treated it as a user project. All 15 bot folders on stl-wsl
showed up in the command palette.

Each older-settled count now carries botCount, how many of those threads
belong to a bot. botProjectKeys counts them alongside the loaded threads,
and the command palette, the draft project menu and the mobile project list
all leave bot projects out. A server without botCount keeps today's
behavior.

[minor] Mixed bot/user project groups can still target the bot workspace · logic · pre-existing, on changed lines

isBotProjectRow hides a picker row only when every member of the group is a bot project. A group with both a user project and a bot project stays visible, and its targetProject is still chosen without regard to bot status. If the bot workspace becomes the target, choosing the row (labelled with the user project's name) opens or retargets the draft into the bot workspace.

When it breaks: Repository grouping is on (the default mode). ~/bots/medora and ~/code/medora have the same repositoryIdentity, so they form one logical group, and the bot project comes first in projects within the primary environment (or within the active draft's environment). From another project's draft, pick "Medora" in the new-thread project menu. The draft targets the bot project.

Evidence (level 3: traced the failing path): Traced the path by reading the code. I could not run a script because Bash was denied in this session.

  • packages/client-runtime/src/state/threadInbox.ts:148-156: isBotProjectRow returns true only if projects.every(... botProjectKeys.has ...). A mixed group returns false and is kept.
  • packages/client-runtime/src/state/projectGrouping.ts:115-116 and 306-322: in repository mode, projects with the same repositoryIdentity share one logical key and one group.
  • packages/client-runtime/src/state/projectGrouping.ts:348-351: the representative is the first member in preferredEnvironmentId, else members[0]. Bot status is not considered.
  • apps/web/src/sidebarProjectGrouping.ts:128-133 and 157-159: the snapshot spreads that representative into the group, so group.id/environmentId can be the bot project.
  • apps/web/src/sidebarProjectGrouping.ts:186-201: targetProject is the preferred ref's member, else the first member in the preferred ref's environment, else the representative. It can be the bot member in every case.
  • apps/web/src/components/chat/DraftHeroHeadline.tsx:244-248: onValueChange calls selectProject(entry.targetProject, ...). Lines 177-191 then open or retarget the draft into that project.
Why preExisting: at base 933d1f6, DraftHeroHeadline's menuEntries had no bot filter, so this mixed case already targeted the bot member. The command palette at base used the same group-level every rule (base CommandPalette.tsx:516-521). This change hides all-bot rows and doesn't make the mixed case worse. The user's own before screenshot shows ~/code/medora and ~/bots/medora as separate palette rows, so in their setup the two are not grouped together today.

Suggested fix: Choose the picker target from non-bot members only, and drop a row when no non-bot member remains. For example, in buildSidebarProjectPickerEntries, accept an isExcluded(project) predicate and run the preferred/representative/first-member lookup over group.memberProjects.filter((p) => !isExcluded(p)). Pass (p) => botProjects.has(${p.environmentId}:${p.id}) from DraftHeroHeadline and CommandPalette, and apply the same filtering in the mobile scope picker.

Verify this finding against the current code before changing anything. In apps/web/src/components/chat/DraftHeroHeadline.tsx:130-133 (and the same pattern in apps/web/src/components/CommandPalette.tsx near line 522 and apps/mobile/src/features/threads/NewTaskRouteScreen.tsx near line 184), bot projects are filtered with `isBotProjectRow(group.memberProjects, botProjects)`. That hides a row only when every member is a bot project. In repository grouping mode, a bot workspace with the same repositoryIdentity as a user project joins the user's group. `buildSidebarProjectPickerEntries` in apps/web/src/sidebarProjectGrouping.ts:173-214 can then pick that bot member as `targetProject`: via the group representative (packages/client-runtime/src/state/projectGrouping.ts:348-351) or via the first member in the preferred environment. Selecting the row then starts or retargets a draft in the bot workspace. Fix: let `buildSidebarProjectPickerEntries` take an optional exclusion predicate, choose `targetProject` only from non-excluded members, and skip the entry when none remain. Pass a predicate built from `useBotProjectKeys()` at the web call sites and mirror it on mobile. Add a focused unit test in the existing sidebarProjectGrouping test file: a two-member group where the bot member is the representative should yield the user member as `targetProject`.
Pre-existing issues this change did not cause (1)
  • apps/web/src/components/CommandPalette.tsx:1162 Contextual new-thread action still targets bot projects [major]: Opening a bot thread leaves "New thread in medora-poc" available because the contextual action uses unfiltered project entries. Running it creates a draft in the bot project, contrary to the requested restriction. This path already existed at the merge base and is unchanged by this PR.
Dropped by verification (1)
  • packages/client-runtime/src/state/threadInbox.ts:159-174 Mobile picker already re-renders on thread-shell updates [minor]: apps/mobile/src/features/threads/new-task-flow-provider.tsx:204 subscribes to useThreadShells; lines 209-218 rebuild projectScopes from those threads. Lines 766-826 create and publish a fresh context value on each render, and lines 831-836 subscribe consumers to that context. NewTaskRouteScreen.tsx:156 consumes it and lines 180-186 filter the scopes. git show at base 933d1f6 confirms the same provider subscription, context publication, screen consumption at line 155, and filtering at lines 177-183 already existed; the provider has no diff. The fresh-Set observation is accurate: threadInbox.ts:144 allocates it, and installed effect/src/reactivity/Atom.ts:278 defaults to Object.is. That does not establish the claimed newly introduced screen rerender behavior.

Tier 6/10 from claude-opus-5-5: A mistake hides or shows the wrong projects in pickers across web, desktop and mobile. The optional wire field is additive and the change writes no data.

Complexity high: It changes a cross-module wire contract and adds a UNION SQL query that has to match the memory store. It also merges reactive atom state across environments, touching about 10 logic files.

A count without botCount, from an older server, now says nothing about who

[claude-opus-5-5] RESPONDING ON BEHALF OF TANNER

r1-2 (mixed bot and user project groups) is dismissed. It comes from patch/bots and can't happen here: bot folders under ~/bots don't share a repository identity with ~/code projects, so no picker group mixes the two. The before screenshot shows them as separate rows.

The pre-existing item about the palette's contextual "New thread in " action is fixed in cff1488. The action no longer offers a bot project while a bot thread is open.

[minor] Preserve loaded-thread bot filtering on older servers · packages/client-runtime/src/state/olderSettledThreads.ts:149-150

[minor] Preserve loaded-thread bot filtering on older servers · logic

A positive count without botCount is classified as user-owned, overriding loaded threads that identify a bot-only project. New clients connected to older servers therefore offer bot projects that the base branch hid.

When it breaks: Connect to a pre-PR server with a project containing a loaded bot thread and at least one older settled thread counted without botCount.

Evidence (level 4: ran code): packages/contracts/src/orchestrationV2.ts:2049-2054 accepts missing botCount. olderSettledThreads.ts:269-294 feeds those counts into olderSettledOwners, which assigns "user" at line 150. threadInbox.ts:131-140 seeds false and ANDs loaded bot ownership into it, so isBotProjectRow returns false. CommandPalette.tsx:523, DraftHeroHeadline.tsx:133, and NewTaskRouteScreen.tsx:184 consequently retain the project. A node script importing the real schema and modules decoded {projectId:"medora",count:3} and asserted: loaded bot alone hidden=true; missing botCount hidden=false; botCount=3 hidden=true. Base 933d1f6's threadInbox.ts:119-126 only inspects loaded threads, hiding this case; its ws.ts:1793-1794 advertises both capabilities needed to reach the omitted-thread path.

Suggested fix: Exclude counts with botCount === undefined from the owners map, alongside zero counts, preserving base filtering when ownership is unknown. Update the fallback test and add a combined ownership-to-picker regression test.

Verify this finding against the current code before changing anything. In packages/client-runtime/src/state/olderSettledThreads.ts:149-150, missing botCount currently becomes user ownership and overrides loaded bot-only threads in threadInbox.ts:131-140. Skip entries where count === 0 or botCount === undefined. Update the existing fallback test and add a focused test composing olderSettledOwners, botProjectKeys, and isBotProjectRow to prove a loaded bot project stays hidden with legacy counts while explicit mixed ownership remains visible.

Tier 6/10 from claude-opus-5-5: A mistake would hide or show the wrong projects in pickers and adds an optional field to the shell count wire shape. Nothing is written, and a revert fixes it.

Complexity high: The change crosses modules: a wire contract change, a SQL UNION that reads totals and bot rows in one statement, merging client atoms, and handling older servers across server, client-runtime, web and mobile.

[claude-opus-5-5] RESPONDING ON BEHALF OF TANNER

r3-1 (bot filtering on older servers) is dismissed. It's the deliberate trade-off from r2-2. Without botCount the client can't tell omitted user threads from bot threads, so it shows the project rather than risk hiding a real user project. Tanner's server and clients ship from the same fork build, which always sends botCount.
