The diagnosis holds: on main getInfos fills the outer infos and returns the empty res, so lastInfos and newInfos are both empty and reflect.DeepEqual never reports a change. Shutting the old server down before launching the new one, and buffering the error channel, are the right companions: without the first the replacement fails to bind, without the second wg.Wait() hangs.
One blocker under the race detector. go test -race -count=3 ./admission/webhook/ on 31f5cb2 fails on the first run:
WARNING: DATA RACE
Write at ... by goroutine 44:
webhook.fastWatch.func1() server_reload_test.go:25
testing.(*common).Cleanup.func1()
Previous read at ... by goroutine 45:
webhook.notifyChanges.func2() server.go:100
--- FAIL: TestNotifyChanges_ReportsModifiedFile
fastWatch's cleanup restores certWatchInterval while the watcher goroutine of the same test can still be evaluating time.After(certWatchInterval): the test cancels the context on return but never waits for the goroutine to exit, and cleanups run after that. Two ways out: have notifyChanges read the interval once into a local before the loop, or have each test wait for the changes channel to close after cancelling, which also proves the goroutine does not outlive the context.
Two notes for the body rather than the code: the chart registers the webhook with failurePolicy: Ignore, so during the sequential restart, with connections refused until Shutdown returns, up to five seconds, admission requests pass unvalidated rather than fail; and the tls.Config.GetCertificate approach you mention would remove that window entirely, so a follow-up issue would keep it from getting lost.

Thanks for the quick turnaround. Read 6578df1: the interval is read once before the goroutine starts, and the two watcher tests now cancel and wait for the channel to close through stopWatching, so nothing outlives the test when its cleanups run. go test -race -count=3 ./admission/webhook/ is clean here as well. The restart-window note is in the body and #441 carries the GetCertificate approach, so nothing is lost. Nothing left from my side; the merge decision is with the maintainers.

Request changes on 6578df1f99b1ddccd76f1e98e78d982d85eea125 against main (7a44436da53279a43fad3732ceef87e0c935ee18).
HIGH — preserve the working server on incomplete rotation. The existing certificate-pair thread still applies at admission/webhook/server.go:197-202: if the watcher sees a removed key, malformed PEM, or a new certificate before its matching key, shutdown closes the healthy listener before ListenAndServeTLS loads the replacement at line 152. The load error exits Run at lines 182-184. main.go:271-272 passes that error to handleAdmissionExit, which calls the operator's root stop() at line 311. Repairing the files cannot recover this invocation. This path becomes reachable when this PR repairs the detector.
Please validate and retain the replacement keypair before shutting down, keep serving the last good pair on invalid input, and retry later. Configure the replacement with the already validated pair to avoid a second disk-read race. Add coverage for missing/mismatched files followed by a valid pair, asserting that Run survives and eventually serves the new certificate. Referencing the existing thread avoids a duplicate inline comment.
The fix is needed: target-branch getInfos returns an empty map while populating a different map, so rotations are never detected. Buffering each terminal error and ordering listener replacement also address real lifecycle problems. The previous interval race is addressed in this head; it is not a remaining blocker. The documented restart window and #441 are a separate follow-up, not an additional merge blocker.
History: repository PR/issue searches (up to 100 results per query) covered certificate, webhook, rotation, notifyChanges, server.go, TLS, and tls.crt, including open, closed and merged PRs. No duplicate reload fix was found within those indexed searches; this is not proof none exists. #427 changes admission alert identity/platform, not this lifecycle. #372 was explicitly replaced by helm-charts#843 to avoid a separate certgen image; its closure does not reject runtime reload or this approach. #441 proposes a future restart-free reload and does not supersede this fix with an implementation.
Validation: reviewed both changed files and caller shutdown behavior. In a credential-free/network-isolated sandbox, extracted the exact watcher functions and the three watcher tests: target-branch modification/disappearance tests fail; PR watcher tests pass with go test -race -count=3 -v. These are component tests, not full-package/TLS integration results. git diff --check and gofmt -d pass. Attempted go test ./admission/webhook/ -count=1 with Go 1.26.9 in isolation; unavailable dependencies with GOPROXY=off prevented setup. Full integration, build and lint were not run. GitHub reports DCO, GitGuardian, FOSSA dependency/license and CodeRabbit success; no Go test/lint result is present for this head. The remaining blocker is established by source tracing, not a claimed runtime reproduction.
Load and validate the key pair before shutting the running server down. If the files are not a valid pair yet (a new certificate next to the old key, a missing key, a truncated file) keep serving the current certificate; the next change to the files triggers another attempt. Give the replacement server the pair that was just validated instead of letting it read the files again, so it cannot fail on a second disk read. Add tests for a certificate without its key, a missing key and a malformed certificate, each followed by a valid pair. Signed-off-by: manoj-1407 <manojkumar148700@gmail.com>

Preserve rotations detected during shutdown.
If another rotation occurs while currentServer.Shutdown waits, notifyChanges records the new metadata but drops the notification because res is unbuffered. Run then starts the replacement with the earlier newCert. Since launchServer stores that certificate in tls.Config, the stale pair can remain active until another file change. This is a narrow TLS certificate freshness issue, not an established major availability failure.
Buffer one pending notification, or reload the pair after shutdown.

Approve 6a86150537940921b080dd8b370e0980124c7f3b targeting main. The previous HIGH blocker is resolved: invalid or incomplete rotations preserve the working server, and replacements serve the exact validated keypair without a second disk read. The interval race is also resolved. No material blockers remain.
The fix is still needed: current main (470f33e0fea7085895917ff9c85ba0c1e92fa8a8) still populates the outer metadata map and returns an empty map, preventing rotation detection. The buffered error channel and sequential listener replacement address the newly reachable lifecycle failures. GitHub reports PR base SHA 7a44436da53279a43fad3732ceef87e0c935ee18; I additionally inspected current main and its intervening changes, which do not alter the webhook implementation.
LOW, nonblocking: the existing pending-rotation thread remains valid. A second update detected while Shutdown waits can be dropped, leaving the earlier validated certificate active until another filesystem change. A one-slot notification buffer plus an overlapping-rotation test would address it. This narrow freshness case does not establish a material availability failure here; no duplicate inline comment added. The documented restart window remains tracked in #441.
Validation: inspected both changed files, callers, author responses and all reviews/inline comments. In a credential-free, network-isolated component harness, extracted the Run/watcher code with logging removed and HTTP handlers stubbed, retaining the supplied tests: go test -race -count=3 -v . passes, including TLS handshakes, repeated rotations, cancellation and all three invalid-input recovery cases. The new invalid-replacement test fails in all three cases against the previous 6578df1 implementation. These are component results, not full-package integration results. Component go vet and original-file gofmt -d checks pass. Full package tests/build/lint were not run; dependency-backed admission handlers were outside this harness. Reported DCO, GitGuardian, FOSSA and CodeRabbit checks succeed; no Go test/lint check is shown for this head.
History rechecked with repository PR searches for certificate, webhook, TLS and notifyChanges, plus issue searches for certificate/rotation (100-result caps, indexed results only): no superseding reload implementation found. #427 concerns admission alerts; #372 was explicitly replaced by helm-charts#843 to avoid a separate certgen image, not rejected as a runtime reload approach. #441 is a proposed follow-up, not an implemented replacement. Independent correctness and architecture reviews agree that the remaining freshness concern is nonblocking.
Overview
The webhook is supposed to restart its HTTPS server when /etc/certs/tls.crt or tls.key changes, but that never happens. In
notifyChanges,getInfoswrites what it stats into the outerinfosmap and returns its ownresmap, which is always empty. SolastInfosandnewInfosare both empty andreflect.DeepEqualis always true. I changed a file's mtime to check and it still reported nothing. The webhook keeps serving whatever cert it loaded at startup until the pod restarts.Fixing only that isn't safe, because the restart branch in
Runhas never actually run, and it has two problems of its own. It shut the old server down in a goroutine and started the new one on the same address right away, so they race for the port. With only the detector fixed, the first rotation left the webhook down (connection refused). Also, each server's error channel was unbuffered, so afterRunmoved on to the new server nothing read the old one, the old goroutine blocked forever, andwg.Wait()would hang on shutdown.What changed in
admission/webhook/server.go:getInfosnow fills the map it returnscertWatchInterval) so tests don't have to waitSigned Commits
Additional Information
How much this hurts depends on how the cert is provisioned. With a long-lived cert and regular pod restarts you probably never notice. With rotated or short-lived certs the webhook would keep serving an expired one. I kept the mtime-based detection and the restart approach as they were.
The restart is sequential (old server shut down, then the new one started), so connections are refused until
Shutdownreturns, up to 5s. As pointed out in review, the chart registers the webhook withfailurePolicy: Ignore, so admission requests in that window pass unvalidated rather than failing. Reloading throughtls.Config.GetCertificatewould remove the window entirely; I'm tracking that in #441.How to Test
go test ./admission/webhook/ -count=1 -vNew tests are in
server_reload_test.go.TestRun_ReloadsRotatedCertificatestarts the webhook, rewrites the cert and key twice, checks over TLS that each new cert is served on the same address, then cancels the context and expectsRunto return. On the old code the cert never changes. With only the detector fixed, the test fails because the server is down after the first rotation.Summary by CodeRabbit
