Summary

Keeps the native-main ChatGPT login in memory, with one reader of auth.json (a watcher) and one writer. Follow-up to #2999; the explanation is in my comment there: #2999 (comment) and in the linked issue #7345.

Size against dev (d11f067): 81 files, +5,492 / −922 lines; src/: 18 files, +2,300 / −183.

Verification

  • bun test --preload ./tests/preload.ts tests/codex-integration on this branch (f59aa99): 8,827 pass / 5 fail. The same run on dev d11f067: 8,772 pass / 9 fail. Every failure on this branch also fails on dev alone on the same machine (the 5 are a subset of the 9).
  • bun run typecheck, bun run privacy:scan, bun run structure:check: pass.
  • Review findings: the five correct CodeRabbit findings are fixed in f59aa99; the two others are answered in their threads.
  • The in-memory store has its own test file (32 cases): empty and half-written Codex rewrites, deletion and restore inside the grace period, a dropped directory event caught by the timer, a Codex login at the rename boundary, and write-error retry with back-off. A second file is the "auth.json" literal guard.

Checklist

  • Scope stays focused and avoids unrelated cleanup.
  • Docs or release notes were updated when needed (structure/ documents the store).
  • Security-sensitive changes were reviewed for secrets, auth, and unsafe defaults (no token is logged or written anywhere except auth.json by the one writer).

If you do not want this change, please close it; I will not push further on it.

Review readiness checklist

This PR stays in draft until every box below is ticked. Tick all four boxes once the requirements are met:

  • Required local validation passed; commands, results, and any full-suite exception are documented.

  • I pushed my PR to a recent dev commit (at most 10 behind; a maintainer may still ask for the exact tip before merge).

  • I resolved all correct Codex and CodeRabbit findings.

  • My PR is ready for review.

Summary by CodeRabbit

  • New Features
    • Native Codex credentials are kept available from the last complete snapshot while the auth file is temporarily incomplete or changing.
    • Missing credentials are treated as signed out only after a 10-minute grace period.
  • Bug Fixes
    • Credential refreshes now preserve newer credentials written externally instead of overwriting them.
    • Accounts marked as needing reauthorization are reported as requiring reauthentication.
    • Native profile changes and recovery now verify credentials remain valid and unchanged before writing.

…nd a reliable watcher (lidge-jun#2999)

All OpenCodex code reads the native-main ChatGPT credentials from one
in-memory store instead of CODEX_HOME/auth.json. One module writes the
file (refresh, device reauth, profile switch, rollback). Only the store
observes the file: a directory watcher, a short stat timer and a forced
check before every refresh and write.

- Adopt only complete credentials; empty, partial or malformed content
is a hiccup that keeps memory and blocks writes.
- A missing file is a logout only after a grace period; no refresh or
  write during it.
- Writes use temp file + rename and re-observe before the rename; an
external change wins over the pending write.
- A rotated refresh token is written right away; refresh and write stay
  under the existing CODEX_HOME claim.
- Consumers that rejected a symlinked auth.json on base still do.

Accepted risk: a Codex write that lands within the same split second as
OpenCodex's rename can still be lost (needs a lock Codex also honors).

This builds on dev 4ae4936, which already contains lidge-jun#7048 and lidge-jun#7035. "codex" mode is unchanged and starts from the in-memory copy. In "opencodex" mode, a save that the store refuses because another writer changed auth.json still serves the in-flight token to that request, while memory follows the file. That keeps the behavior of lidge-jun#7035. A confirmed deletion still gives no token. The desktop-compatibility identity reader (lidge-jun#6079) now reads through the store observe step.
…ile:line allowlist (lidge-jun#2999)

A flat substring scan over src/**/*.{ts,mts,mjs}: any added, moved or
removed line that contains "auth.json" fails until the allowlist is
updated on purpose. It guards the one-writer and memory-only-reader
rules of the native-main credentials change.

…for the in-memory store (lidge-jun#2999)

The in-memory store adopts only complete ChatGPT credentials (access and refresh token), as a real
Codex login always is. codex-preserve-signed-in (lidge-jun#7144) and native-ultrafast-picker (lidge-jun#7050) wrote
logins without a refresh token, so the product saw no login. Their fixtures now include one, and the
cases that rewrite auth.json mid-test call the store's observe step, which the watcher runs in
production. No assertion changed.

Co-Authored-By: Claude Opus 5.5 (1M context) <noreply@anthropic.com>
Upstream moved four auth.json literal lines (allowlist line numbers
updated in the guard test), and structure/providers/openai-accounts.md
was 613 lines against the 600-line budget. The in-flight refresh paragraph
was condensed to nine lines with the same result meanings; its two
dropped sentences already live in structure/native-main-credentials.md.

📝 Walkthrough

This pull request adds a shared in-memory store for native Codex credentials. It routes credential reads, refreshes, profile operations, and imports through observed snapshots and fenced writes. It also expands integration coverage and documents the store’s behavior.

Changes: Native-main credential handling

Layer / File(s) Summary
Credential observation and publication
src/codex/native-main-credentials.ts, src/codex/native-main-credential-config.ts, src/config/atomic-write.ts, src/lib/windows-atomic-replace.ts
Adds bounded credential observations, cached snapshots, file fences, publication evidence, deletion grace, retry scheduling, and shutdown handling. Atomic writes add hooks to validate rename attempts and capture publication evidence.
Refresh and credential readers
src/codex/main-account.ts, src/codex/auth-collision.ts, src/codex/auth-api/account-pause-group.ts, src/codex/desktop-compatibility/native-identity.ts, src/codex/account-lifecycle.ts, src/codex/account-usability.ts, src/cli/doctor.ts, src/codex/orca-import.ts
Refresh and reauthentication use the central writer and expected fences. Credential readers use observed snapshots, clear raw buffers, and apply status and file-provenance checks. Orca import rejects disallowed observations and unsafe paths.
Profile switching and recovery
src/codex/native-profile-manager.ts, src/codex/native-profile-startup.ts, src/codex/native-profile-store.ts
Profile operations validate auth fences and publication receipts through switching, rollback, and recovery. Startup recovery runs under an exclusive native-main claim.
Credential-store and profile validation
tests/codex-integration/native-main-credential-memory.test.ts, tests/codex-integration/native-profile-manager.test.ts, tests/codex-integration/codex-main-account-refresh.test.ts, tests/codex-integration/orca-import.test.ts, tests/codex-integration/native-main-credential-literal-guard.test.ts
Adds coverage for snapshot retention, deletion grace, symlink and bounded-read handling, retries, publication fencing, profile recovery, and imports. A literal guard restricts source locations containing the auth.json string.
Fixture, documentation, and test-harness updates
tests/codex-integration/*, tests/helpers/*, tests/server/*, tests/clients/*, tests/responses/*, structure/*, devlog/_plan/261014_native_main_memory_credentials/*, scripts/test-layout/layout.json, tests/fixtures/test-layout-expected.json
Migrates native-auth fixtures to test helpers, adds refresh tokens to many fixtures, assigns new tests to the integration shard, updates credential documentation, and standardizes tracked server cleanup in affected tests.

Users who have never signed in to native Codex can no longer run an Orca import, and there is no workaround. Main-account refresh in Codex mode can stall, or send an expired token, when OpenCodex cannot write auth.json. Fix both before merging. A smaller issue: after a profile switch, cached credential views may not be invalidated in a rare race.

- Codex refresh mode refreshes through Codex even when auth.json is a
symlink; the fallback serves a retained token only while it is fresh.
- A profile switch advances the credential mutation epoch right after the
written login is verified, before the receipt check.
- The Orca import continues when no main Codex login exists at all, as it
did before; a login retained through the deletion grace stays refused.
- validateBeforeRename is synchronous in its type, matching how it runs.
- The empty and half-written rewrite cases observe the file and assert the
  store saw it as invalid.

Intake/scoped review at f59aa991f60cae18147f31ee564aa8ab3efc2bc9.

This is an 81-file native-main ownership change with a ten-minute missing-file grace, a watcher and an atomic writer. #7345 is now needs-design: the retention/logout/account-switch policy needs explicit owner disposition. The current gate still reports unsponsored_surface on authentication paths; a checked author security box does not supply that review. Keep Draft while ownership, refresh-mode parity and the gate are resolved; no sponsorship waiver is being applied here.

Current-head functional workflows are awaiting fork approval; that is pending execution, not a passing test result. No local suite was run for this branch in this intake. No workflow approval, new scan, live configuration change or merge was performed. Required review/readiness gates remain in force.

Thanks for the review, @Ingwannu. You are right: this changes logout and ownership semantics, not only how the file is read. Below is what the code at f59aa99 does for each case, where it does not yet tell the cases apart, and the changes I propose for your decision.

The store decides only from the contents of auth.json. A complete file replaces memory at once. Any other state keeps the last complete login. All test files below are in tests/codex-integration/; a bare src file name refers to the full path given earlier in the comment.

Case How the PR detects it What it does with the in-memory grant Test
1. Transient empty/partial replacement Empty file, {}, partial JSON, ChatGPT tokens without a refresh token, or a read/stat error (src/codex/native-main-credentials.ts:370-408, :901-929) Keeps serving it. Blocks refresh and every OpenCodex write until a complete file returns (:1009-1020). No time limit. tests/codex-integration/native-main-credential-memory.test.ts:280, :291, :515, :1059
2. Intentional logout Not distinguished. The file is absent, which is also what a codex login start and a rewrite gap look like (:907-917) Keeps serving it to requests, routing and quota calls for ten minutes, then clears memory and any pending refresh native-main-credential-memory.test.ts:302, :678; main-account-hard-lock-recovery.test.ts:824
3. Account switch A complete file from another writer, adopted at once with no account or expiry precedence (:956-969). Alias state is purged on the next reconcile when the account id changes (src/codex/account-lifecycle.ts:77-95) Replaced at once; any pending OpenCodex refresh is dropped. Through codex login, which deletes the file first (openai/codex#46430), the old account's grant is served until the new file lands, up to ten minutes codex-main-rotation.test.ts:186, :271; codex-main-account-refresh.test.ts:93. Delete, then another account: none
4. Pause / revocation Pause is a routing check outside the store (src/codex/routing.ts:305). Revocation marks the grant rejected by path and refresh-token fingerprint (src/codex/main-account.ts:569-572, :643-648) The retained grant has the same fingerprint, so a refused grant is not used again (main-account.ts:442). Pause linking reads the identity through the store, so in the window it uses the retained identity codex-main-grant-refusal.test.ts:104, :335; native-main-refresh-mode.test.ts:263. With a hiccup or in the window: none
5. Writer that lost ownership Fence on digest, dev/ino and observation generation, checked before refresh, at publish and just before rename; receipt after rename (native-main-credentials.ts:1215-1229, :1354-1360) Complete external change: OpenCodex drops its write and adopts the other file. Hiccup during publish: the rotated grant stays in memory and is retried under the CODEX_HOME claim only if the same physical file returns (:1362-1385) native-main-credential-memory.test.ts:411, :561, :714, :849; codex-main-account-refresh.test.ts:285, :305

#7048 and #7035

  • feat(codex): let Codex own the native main refresh when a supported binary exists #7048: in "codex" mode OpenCodex never calls the store's writer. Its only call site (main-account.ts:277) is in the "opencodex" branch, and "codex" mode returns through refreshThroughCodex first (main-account.ts:516-520). Tests: native-main-refresh-mode.test.ts:223 (file and epoch unchanged), :237, :305.
  • fix(codex): serve the in-flight token when a native main save is refused #7035: kept when another writer leaves a complete file. The request gets its own new token, the file is untouched, and the grant is not marked rejected (main-account.ts:580-589). Tests: codex-main-account-refresh.test.ts:93, :285, :305. Two differences that my description should have stated: the credential epoch now advances by one in that case, because the store adopts the other writer's file; and when the other writer leaves the file empty or partial, or a read fails, the rotated grant is no longer request-local. It becomes the process's in-memory credential until the file settles, and after a read failure on an unchanged file it is published (native-main-credentials.ts:1041-1070, main-account.ts:291-295; tests codex-main-account-refresh.test.ts:323, :345, native-main-credential-memory.test.ts:849). "Stay as they are" overstated this.

Not distinguished yet: proposals for your disposition

  1. Logout, login in progress and a rewrite gap are all "file absent". My position: keep a grace, but make it a setting and lower the default from ten minutes to 60 seconds. The grace is a sanity check for the middle state of codex login, which revokes and deletes the old login before the browser step (codex login removes the existing auth.json before the flow can succeed, so a failed login logs the user out openai/codex#46430): until the new login is visible, the old one keeps requests alive, like a hot reload. It never delays an account switch: a new complete file replaces memory at once (src/codex/native-main-credentials.ts:962-969). A logout takes effect within the configured time; if you want a different default, it is one value. I will push this change and a logout test.
  2. Empty, partial and unreadable states have no time limit today, and a stat error resets the absence timer (native-main-credentials.ts:873-876). Part of the same change: the configured limit covers every non-complete state, counted from the first such observation and not reset by a stat error.
  3. In the window, main stays routable even when it cannot produce a token (expired access token in "opencodex" mode, or Codex logged out in "codex" mode). Proposal: while the file is not valid, routing uses the retained grant only if its access token is still fresh.
  4. In "codex" mode, Codex answering "no ChatGPT login" is treated as transient (main-account.ts:651-653). Proposal: Codex owns the login in that mode, so drop the retained grant at once on that answer.
  5. A rotated grant retained in "opencodex" mode keeps retrying after the mode resolves to "codex": the retry takes the CODEX_HOME claim and checks the file fence before publishing, but it does not check the refresh mode (native-main-credentials.ts:1500-1527). Proposal: check the mode before each retry and discard the pending grant when it is "codex".
  6. fix(codex): serve the in-flight token when a native main save is refused #7035 empty, partial or unreadable case. Proposal A: restore request-local behaviour (serve that one request, keep nothing). Proposal B: keep the new behaviour and record it as an intended change to fix(codex): serve the in-flight token when a native main save is refused #7035.
  7. The "recovery required" state keeps a rotated grant that differs from the file, with no time limit and no operator signal (native-main-credentials.ts:941-945, :1192-1197). Proposal: apply the limit from item 2 and report the state in ocx doctor.
  8. Pause linking in the window uses the retained identity. Proposal: refuse pause linking while the file is not valid, as Orca import already does.
  9. Also missing from my description: an ordinary needs-reauth mark now excludes main even when it has an unrejected refresh grant (src/codex/account-usability.ts:98). I can split this out or document it, as you prefer.

Whatever you decide, I will add one test per case: logout, a delete followed by a login to another account, revocation and pause in the window, "codex" mode in the window, and a mode change with a retained grant.

Keeping Draft. Requesting maintainer security review of the auth paths for maintainer-sponsored.

…for every non-complete auth.json

- New setting nativeMainAuthGraceSeconds (integer 1-86400, default 60)
replaces the fixed ten-minute deletion grace. An invalid value is
ignored with a warning on load and refused on write. The store reads it
once when it is created for a path.
- One timer covers every observation that is not a complete file:
missing, empty, partial, malformed or unreadable. It starts at the first
such observation; a read error or another incomplete observation does
not restart it. Only a complete file ends it, and a complete file still
replaces memory at once, so a new login or an account switch is never
  delayed.
- When the grace ends without a complete file, memory, the pending
refresh and its retry timer are cleared; this is how a logout takes
effect. witnessedPresence is removed (nothing reads it now).
- graceActive reports the running grace for every non-complete kind.
- Tests: default and configured grace, read error and partial file do not
restart it, empty and partial files past the grace clear the retained
grant and its retry, a complete file inside the grace switches at once,
  a logout through the process-level accessors with a 1 s configured
  grace, and config load/write validation.

The explicit case matrix is useful, particularly the acknowledgement that request-local refresh results and process-wide retained credentials are different contracts. I am treating that matrix as evidence about its stated f59aa991f checkpoint, not as an independent review of the newer f51fba7042 tree.

For the proposed policy choices, preserve the existing request-local #7035 outcome (proposal A) until a deliberate ownership change is approved. An explicit logout/no-login/revocation signal and a refresh-mode change must fence retained/pending grants; a shorter configurable grace alone does not resolve ambiguous ownership. Do not treat choosing 60 seconds as a routine implementation detail or a policy approval from this maintenance pass.

The next review needs the final-head matrix with the missing delete→different-account, pause/revocation-during-retention and mode-switch/pending-publication controls. The existing owner/design and auth-boundary review holds remain; no sponsorship waiver or live credential operation is being granted here.
