fix: read the lockfile from lockfileDir when the workspace sets it - #92
When pnpm-workspace.yaml sets lockfileDir, pnpm keeps the lockfile in that directory. A relative path is resolved against the workspace root, and the setting wins over sharedWorkspaceLockfile (workspaceManifestSettings.ts and derivedSettings.ts in pnpm11/config/reader). Checked with pnpm 12.15.0: lockfileDir: locks writes locks/pnpm-lock.yaml.
The action ignored the setting in both places it locates the lockfile:
Version pin (src/install-pnpm/project.ts). The pin from packageManagerDependencies was looked up beside the manifest or at the workspace root, so it was missed. A devEngines.packageManager range then resolved from the registry and could install a newer pnpm than the locked one. This is the case Read the pinned pnpm version from the lockfileDir set in pnpm-workspace.yaml #82 reports. pnpm isn't installed yet at this point, so the setting is read from pnpm-workspace.yaml. That now also happens when the project is the workspace root itself.
require-lockfile and the default cache-dependency-path (src/pnpm-install/lockfile.ts). These looked in the same wrong place, so require-lockfile failed even though the lockfile existed, and the cache key hashed a missing file. This lookup asks the installed pnpm, as it already does for sharedWorkspaceLockfile: pnpm config get lockfileDir reports the value as written (or undefined), and it's resolved against the workspace root.
The README dropped its note that custom lockfile locations aren't supported, and now describes lockfileDir.
Tests:
project.test.mjs: a relative and a ../lockfileDir, from a member and from the root, winning over sharedWorkspaceLockfile: false, plus guards for the existing shared, per-project and no-workspace cases;
run.test.mjs: the installer selects the pin from locks/pnpm-lock.yaml;
lockfile.test.mjs: chooseLockfileDir with a configured directory, and configuredLockfileDir and lockfileDir against real pnpm;
pnpm-commands.test.mjs: require-lockfile fails when only the root lockfile exists, then installs once locks/pnpm-lock.yaml exists, and the cache path follows. The fake pnpm's config get now answers per key.
Installations now honor a workspace’s configured lockfile location when selecting the pnpm version and resolving installation dependencies. Relative paths are resolved from the file that sets the setting, including settings delegated through an included workspace file.
Without a custom location, workspaces retain the existing lockfile selection behavior. Workspaces configured for separate member lockfiles continue to use each member’s lockfile.
Excluded projects retain their own manifest and lockfile; explicit version input and existing version selection for workspace roots outside the checkout remain unchanged.
When pnpm-workspace.yaml sets `lockfileDir`, pnpm keeps the lockfile
there, resolving a relative path against the workspace root, and the
setting wins over `sharedWorkspaceLockfile`. The action ignored it in
both places it locates the lockfile:
- the version pin was looked up beside the manifest or at the workspace
root, so a `devEngines.packageManager` range resolved from the
registry and could install a newer pnpm than the one locked;
- `require-lockfile` and the default cache key looked in the same wrong
place, so `require-lockfile` failed although the lockfile existed.
The pin lookup reads `lockfileDir` from pnpm-workspace.yaml, since pnpm
is not installed yet at that point. The install-time lookup asks the
installed pnpm (`pnpm config get lockfileDir`), which reports the value
as written, and resolves it against the workspace root.

Walkthrough
Lockfile selection now honors workspace lockfileDir settings, including settings delegated through local included files. Relative paths resolve from the file that defines the setting. Installer tests cover pnpm version selection and lockfile use.
Workspace lockfile selection now checks settings in pnpm-workspace.yaml and delegated local files. Relative lockfileDir values resolve from the file that defines the setting. Tests cover default selection, delegation, and setting precedence. The README documents the behavior.
The pnpm lockfile selector reads lockfileDir and resolves configured paths against the workspace root. If the setting is unset, existing workspace-root and per-project selection remains.
Use configured lockfile during installation src/install-pnpm/run.test.mjs, src/pnpm-commands.test.mjs
Tests verify pnpm version selection from a configured lockfile. They also check that installation fails if the configured lockfile is missing and uses the lockfile path for cache dependency resolution when it exists.
pnpm/setup#88: It changes installer version resolution and the test contract used by the new configured-lockfile version-selection test.

Explanation
[#82] The objective is to read the pinned pnpm version from the lockfile in lockfileDir when pnpm-workspace.yaml sets it, with relative paths resolved against the workspace root. The change in src/install-pnpm/project.ts (packageManagerLockfileDirectory) checks a configured lockfileDir before it selects the project directory or the workspace root. Tests in project.test.mjs cover a relative path and a ../ path, for both a workspace member and the workspace root. Tests in run.test.mjs show that the installer selects the pin (12.6.0) from the configured directory for a member and for the root. Precedence over sharedWorkspaceLockfile: false is tested. The same root cause also affects require-lockfile and the default cache-dependency-path. src/pnpm-install/lockfile.ts now resolves lockfileDir through the installed pnpm, and pnpm-commands.test.mjs tests the failure and success paths with a configured directory. The issue requirement is met by the reviewed evidence. Limit: the assessment relies on the change summaries and PR description. The compiled dist/index.js is excluded and was not used as evidence.
Full details: Out of Scope Changes check
Explanation
The code changes apply the lockfileDir lookup to the version pin, require-lockfile, and the default cache path. These uses share the same wrong lookup location that #82 describes. The added include handling reads lockfileDir and sharedWorkspaceLockfile from local files that pnpm-workspace.yaml delegates. It uses the same setting lookup, so it does not add a separate feature. The commit message gives this reason. The README edits describe the lockfileDir behavior, the include delegation, excluded projects, explicit version precedence, and roots outside the checkout. These statements document the behavior that the code and tests cover. The summaries do not show an unrelated change. Minor point for the author: the PR description says the README dropped a note about unsupported custom lockfile locations. The README summary says the sentence under “Require a lockfile” is unchanged. These statements may refer to different text. This does not affect the coding verdict.

Honor workspace lockfileDir for version pins, installs, and cache keys
🐞 Bug fix🧪 Tests📝 Documentation🕐 20-40 Minutes
AI Description
• Read pnpm version pins from the workspace’s configured lockfile directory, including for the root
project.
• Use that directory for require-lockfile checks and default cache keys.
• Document the behavior and cover workspace settings, version selection, and installation with
tests.
The following are alternative approaches to this PR:
1. Read workspace YAML for both lookups
➕ Avoids an additional pnpm config query after installation.
➖ Duplicates pnpm’s configuration interpretation instead of using the installed version’s reported settings.
Recommendation: Keep the PR’s split approach: read YAML when pnpm is not yet installed, then ask the installed pnpm for install-time behavior.

Resolve version-pin lockfiles using workspace settings
• Reads pnpm-workspace.yaml before installation and resolves lockfileDir against the selected workspace root. Preserves shared and per-project fallback behavior when the setting is absent.
• Queries the installed pnpm for lockfileDir and resolves it against the workspace root before applying shared or per-project defaults. This lookup feeds the existing installation guard and default cache path.

• Extends the fake pnpm config command to answer by key. Verifies that require-lockfile rejects an unrelated root lockfile, accepts the configured lockfile, and points the default cache path to it.
• Explains that lockfileDir overrides shared and per-project lockfile locations and that relative paths resolve from the workspace root. Removes the statement that custom lockfile locations are unsupported.

pnpm 12 lets `include` in pnpm-workspace.yaml delegate settings to local
YAML files, and pnpm writes the version pin to the lockfile in a
`lockfileDir` set there, measuring a relative path from the included
file. The pin lookup now reads `lockfileDir` and
`sharedWorkspaceLockfile` from a local file `include` delegates them
to, by name or with "*".
