[TRTLLM-17388][feat] MiniMax-M3: load the compressed-tensors NVFP4 MoE packaging - #20847
The change adds mixed MXFP8/NVFP4 configuration for MiniMax-M3 checkpoints. It preserves existing ModelOpt map handling and uniform MXFP8/BF16 configurations. It rejects unsupported expert recipes, quantized untied heads, and partial exclusions of fused projections. Fused index projections now use compatible per-layer quantization settings. Sparse KV-cache estimates now include index-K bytes.
The deployment guide documents checkpoint packaging, scale conversion, supported backends, and evaluation chat-template use. Test execution results and current review findings were not supplied.
QA Engineer Review
test_minimax_m3.py adds coverage for configuration expansion, ignored layers, invalid recipes and exclusions, existing configuration compatibility, index-projection quantization, and packaged GPU loading. l0_cpu.yml lists the configuration and quantization selectors. l0_b200.yml lists the packaged NVFP4 and MXFP8 GPU selectors.
test_minimax_m3_shared_draft_layers.py adds cache-estimate checks across main-cache and index-K dtypes. The file has no dedicated selector in the inspected test lists, but the B200 list includes the broader unittest/_torch/attention selection without excluding this file. Coverage verdict: sufficient based on the listed selectors. Test execution status is unknown.

Description
The MiniMax-M3 architecture is also published in a compressed-tensors packaging: MXFP8 for every non-expert projection and NVFP4 for the routed experts. Such a checkpoint declares quant_method: mxfp8 with moe_quant_algo: NVFP4, moe_quant_format: nvfp4-pack-quantized and group_size: 16, and has no per-layer quantization map. #20694 converts its packed expert tensors (weight_packed, weight_global_scale, input_global_scale) to the NVFP4 MoE weight contract and #20693 sizes the index-K cache from the checkpoint's attention schedule, but on main the checkpoint still resolves as uniform MXFP8, so the routed experts are built as MXFP8 modules and cannot take those weights. This change completes the load:
ModelConfig._set_minimax_m3_layer_quant_config now returns (quant_config, layer_quant_config). Without a per-layer map, _build_minimax_m3_mxfp8_moe_quant_config expands the packaging into MIXED_PRECISION: an explicit MXFP8 entry for every quantized text linear (q/k/v/o, the index projections on sparse layers, dense MLPs, shared experts) and one NVFP4 entry per MoE layer's block_sparse_moe.experts, honoring ignored_layers (with the language_model. prefix stripped). A declared expert recipe other than NVFP4 / nvfp4-pack-quantized / 16 is rejected with a message naming the triple. ModelOpt mixed-precision maps and uniform MXFP8 / BF16 checkpoints resolve as before.
The expansion rejects a recipe that leaves an untied lm_head quantized (the per-layer map covers only decoder layers, so the head would load without its scales) or excludes only part of a fused QKV or gate/up projection.
The fused index_qk_proj cannot be matched by name in apply_layerwise_quant_config, so _get_index_projection_quant_config reads the per-layer entries of index_q_proj / index_k_proj and MiniMaxM3Attention builds the fused projection with that quantization (MXFP8 on this packaging). The two entries must agree; the projection stays unquantized when the checkpoint declares none.
MiniMaxM3KVCacheManagerV2.get_layer_bytes_per_token reports the index-K bytes of sparse layers (Role.INDEX_KEY, and added to Role.ALL) for every cache dtype, and _extra_buffers_per_layer sizes the paged index-K buffer from it, so the KV-cache memory estimate matches the allocated buffers. This matters most on this packaging, where every attention layer is sparse.
The deployment guide describes the packaging (declared fields, stored tensors, the load-time global-scale conversion, backends) and notes that trtllm-eval of such a checkpoint should go through the chat template.

GPU (l0_b200.yml, single GPU): test_packaged_nvfp4_experts_load_and_run_on_cutlass[eager|graph x tune off|on] converts packed experts with per-expert global scales through convert_compressed_tensors_nvfp4_weights, loads them through create_moe on CUTLASS with the expanded per-layer config, and matches a reference of the static NVFP4 recipe; test_packaged_index_projection_keeps_mxfp8_scales_per_tp4_rank[eager|graph] loads the MXFP8 index projections per simulated TP4 rank and matches the dequantized reference.

MXFP8 non-expert projections with NVFP4 routed experts on the existing model:
model_config expands the packaging's expert recipe into the mixed per-layer
config, the weight mapper renames the packed expert tensors and inverts their
global scales, MXFP8 index projections load their declared quantization, and
the sparse cache manager takes the layer schedule from the checkpoint and
counts index-K bytes.

MiniMax-M3 now expands supported MXFP8 and NVFP4 routed-expert settings into per-layer quantization configurations and applies matching quantization to index projections. Sparse KV-cache byte accounting includes index-K storage. Documentation and tests cover configuration, cache sizing, packed-weight loading, and execution.

4 points — The described feature supports another checkpoint packaging for an existing model. Visible attention changes require checking per-role accounting, dtype combinations, local/global layer mapping, and shared-draft page sizing. Omitted index-projection quantization changes leave additional attention-contract uncertainty.
Importance
Important — get_layer_bytes_per_token now includes previously omitted sparse index-K storage in Role.ALL. This changes memory budgeting across BF16, FP8, and NVFP4 caches, making allocation correctness sensitive.
