feat(transcribe): agent-box-transcribe for Slack voice notes (#970) - #971
Symptom (#970): a Slack voice note with no Slack transcript could not reach the agent as text. Claude takes no audio, and nix shell nixpkgs#whisper-cpp is not in the binary cache, so it compiles whisper-cpp, llama-cpp and nodejs and runs a small box out of memory.
What this adds
agent-box-transcribe [--model base.en|small.en|base|small] [--lang CODE|auto] FILE prints the speech as text. On first use it fetches, into ~/.cache/agent-box-transcribe:
ffmpeg with nix build --max-jobs 0 (substitute or fail, so it can never compile);
whisper.cpp from the prebuilt pywhispercpp 1.5.1 manylinux wheel (about 4 MB; aarch64 and x86_64), plus numpy 2.5.4, unpacked and run under the distro python3 (the wheels need the distro libc). Wheel hashes come from PyPI's JSON for the pinned versions;
one ggml model, pinned by sha256 (base.en 148 MB, small.en 488 MB).
A whisper-cli already on PATH is used instead when present (the fallback on a NixOS box with no distro python). Audio never leaves the box. Decoding is capped at 15 minutes.
The default guide gains an "Audio and voice notes" section, including the pdftoppm note for PDFs over 10 pages. Slack side: defangdevs/local-channels#110 (audio and text types, PDF on by default).
Checks run
Real run on this aarch64 box (2 vCPU): a spoken .webm clip transcribed in about 9 s with the model cached, nothing compiled. Bad input, a missing file and a non-audio file each exit 1 with a one-line reason.
nix build of module-generated-up-to-date, backend-parity, golden-snapshot, one-spec-both-backends; tests/test_agentbox.py. Assemble, golden and native expected regenerated.
Not covered
Not run on x86_64 or on a NixOS box (the wheel path needs a distro python; NixOS falls back to whisper-cli).
Not run against a real Slack clip: Slack's audio/webm and audio/mp4 should decode in ffmpeg, but that is unverified end to end.
The pins (wheel versions, model hashes) will go stale; nothing bumps them automatically.
Adds agent-box-transcribe for local audio transcription and registers it in runtime packages. It also adds transcription and Slack voice-note guidance, updates service environment definitions, and adds whatsappCli to the runtime package list.

Summary
CLI and transcription engine modules/src/transcribe-cli.py, modules/agent-box.nix, tests/golden/vm/payloads/agent-box-transcribe/bin/agent-box-transcribe
Adds model and language options, bounded and hash-verified downloads, ffmpeg and Python engine selection, and checks for wheel archive paths.
Audio conversion and transcription modules/src/transcribe-cli.py, modules/agent-box.nix, tests/golden/vm/payloads/agent-box-transcribe/bin/agent-box-transcribe
Converts audio to mono 16 kHz PCM, limits decoded audio to 900 seconds, and transcribes with whisper-cli or the Python wheel worker.
Runtime packaging and command access modules/agent-box.nix.in, nix/runtime.nix, tests/golden/DUPLICATES, tests/golden/{vm,web}/units/*
Adds the transcription CLI to runtime package definitions and payloads. Golden service definitions record environment changes, and the duplicate-path fixture maps the web payload to the VM payload.
Documents local transcription, model and language options, first-run downloads, Slack voice-note handling, and treating transcripts as untrusted content. The guides also note the PDF utility requirement.

Merge Risk: Moderate · up to 06d07
The new transcription command works where a distro python3 or whisper-cli exists, but fails on default NixOS boxes; the author tracks that gap separately. Failed first runs can also leave partial cache directories behind. Resolve or explicitly accept the NixOS limitation before merging.

sets `p.language` to an empty string to enable language detection; otherwise,
assign `lang` to `p.language` as before.
- Line 12400: Capture and validate the status returned by pw.whisper_full; when
it indicates failure, raise an error before writing out.json so the worker
cannot return partial transcript data as a successful decode.
Review comments at @modules/agent-box.nix.in:
- Line 1020: Update the transcribeCli package definition to provide a compatible
transcription backend on NixOS and make it available through a path the CLI
checks, so the default package can transcribe without relying on
system-installed whisper-cli or distro Python paths.
Review comments at @modules/src/default-agents.md:
- Around line 436-437: Update the agent-box-transcribe documentation to state
that decoding stops at 900 seconds (15 minutes) and may omit the remainder
without reporting truncation; tell users to split longer recordings before
transcription.
- Around line 443-444: Remove the Slack voice-note instruction that invokes
`slack.py file` from the guide near the cache and build-memory note; the pinned
Slack CLI does not provide that command. Leave the surrounding guidance intact
and do not document an alternative Slack-file workflow.
Review comments at @modules/src/transcribe-cli.py:
- Around line 167-168: Update the audio decode flow after the failure check to
warn on stderr when the PCM output reaches the MAX_SECONDS byte limit. Make
clear that only the first MAX_SECONDS seconds were transcribed, while preserving
the existing successful transcript and exit behavior.
- Line 137: Update the CLI paths around distro Python output parsing, PyPI
urlopen, and ffmpeg execution to catch their failures and report a concise cause
through die() instead of allowing tracebacks. Capture ffmpeg stderr for its
failure message, and reuse the ffmpeg value already obtained in main rather than
calling ensure_ffmpeg() again.
- Line 83: Update the cache download and extraction flows used by fetch and
ensure_wheels to avoid shared-path races: write downloads to unique temporary
files before publishing them, and extract into a tempfile.mkdtemp staging
directory under CACHE. Write the .ok marker in staging and rename the completed
directory to dest only as the final step.

… the box (#970)
Prebuilt whisper.cpp (pywhispercpp wheel), ffmpeg from the nix cache
(substitute only) and a pinned ggml model, fetched on first use. Nothing is
compiled, so a small box is not run out of memory. Guide gains an audio
section and the pdftoppm note.

Rebased onto current master (06d0703). Conflicts were the agentRuntimePackages list (new nftables entry) and three generated unit goldens; I resolved the template, then regenerated modules/agent-box.nix, tests/golden/ and tests/native/expected/. The tree is clean after regeneration. CI is re-running; I have not run the native checks locally.
On the cache point: with this repo's pinned nixpkgs (c043004d), nix build --dry-run nixpkgs#whisper-cpp and #ffmpeg only fetch (about 27 MiB, nothing built). So the pywhispercpp wheel and numpy path is no longer needed on a box that uses the repo pin. I have not made that change yet. It would replace the wheel code with nix build --max-jobs 0 of the pinned whisper-cpp, and keep the model download and its sha256 pin. The unpinned nixpkgs registry entry on a box still points at nixpkgs-weekly, so the CLI would have to use the flake's rev.
Do you want me to do that simplification in this PR?

A PyPI record without the expected keys ends in a traceback.
The code reads meta['urls'], f['filename'], and cand[0]['digests']['sha256'] without a guard. A changed or partial PyPI response raises KeyError or TypeError. The CLI then prints a traceback and not a one-line transcribe: error. Catch (KeyError, TypeError) and call die().

Provide a prebuilt engine for the default NixOS runtime.
On NixOS, the supplied Nix Python is not at either path checked by distro_python(). If no whisper-cli is installed, transcription fails after fetching ffmpeg and the model.
Provide a prebuilt engine for NixOS while retaining the existing CLI and native Python paths. Align the error and guide with a supported install route that does not compile on the box.

Minor · Stability & Availability · Quick win
Staging directory leaks when die() runs.
tempfile.mkdtemp creates stage in CACHE. Several paths then call die(), which calls sys.exit(1): the PyPI read failure, a missing wheel, fetch failure, an unsafe wheel path, and a bad zip. None of these paths removes stage. Each failed first run leaves a partial stage-* directory in the cache. Wheel extraction can be large, so repeated failures waste disk space.
Wrap the loop in try/finally. Remove stage unless the rename succeeded.
